Telephone SkillsLast update: 21 August 2002In most of the industrialized world, the telephone is ubiquitous.Virtually every business desk has one, and most homes have several.Increasing numbers of people have cell phones or car phones.Telephones are so highly visible and readily available that it is easy to forget that it wasn’t always so and that a large portion of the world’spopulation has yet to place a phone call.Alexander Graham Bell invented the telephone in 1876. The firstcommercial switchboard serving 21 telephones on 8 lines beganoperating in 1878. Until the early 1920s, telephones lacked dials, and callers had to connect with an operator, who placed the call. Operator assistance was required for long-distance calls until the early 1950s.By the 1960s, most businesses and homes in the industrialized worldhad telephones, and currently the telephone is the most often usedtechnology for business communication. Today, the telephone is themost readily available and fastest channel for person-to-personcommunication.The extensive worldwide telephone network—including both wireand wireless forms of connectivity—make direct communicationbetween any two people almost anywhere in the world relativelyquick and easy. Most people in most organizations place or receive at least one telephone call every working day. In fact, a typical personworking in a typical business spends approximately two hours a dayon the telephone, so effective telephone use can make a big difference in individual productivity.As is true for other communication channels, the effective use of thetelephone requires an understanding of the advantages anddisadvantages of telephone use and the telephone services availablethrough your service provider. Also, you need to be familiar with thetechniques for placing and receiving calls, for using voice maileffectively, and for using cell phones and pagers.The materials here focus on general telephone use and etiquette. Forspecific telephone services available in your area, you will need tocheck with your service provider.Advantages and Disadvantages of Telephone UseThe use of the telephone has increased exponentially since itsinvention because it provides an easy and convenient way toovercome the two principal barriers to communication: time and distance. Whether from office to office, coast to coast, or country to country, a telephone allows for virtually instantaneous voice communication. In addition to the ease with which it overcomes the barriers of time and distance, the telephone provides many of the advantages of other forms of oral communication. Because a telephone conversation is a form of synchronous communication, participants have the opportunity to ask questions and provide feedback, enabling agreements to be reached more quickly than they could by an exchange of letters, memos, or email.The telephone also has a number of limitations or disadvantages. First, because it is oral communication, agreements reached by telephone usually require a written follow-up to provide a record of the agreement. Also, because most of us now working have grown up with telephones and learned to use them in much the same way we learned other forms of oral communication, we are often more casual with its use than we should be. Courses in telephone etiquette were common in the 1960s and ’70s, but have faded from sight as telephone usage became increasingly universal. As a result, although more people are using the telephone, fewer people are using it well. Another difficulty, although it is certainly not exactly the fault of telephone technology, is that different time zones across many countries and around the world complicate long-distance conversations. Today, very few organizations are strictly local. Suppliers, customers or clients, and business partners can be virtually anywhere on the planet these days, so those placing calls need to be familiar with differences in time between the place where the call originates and the location of its destination.Another disadvantage of the telephone is that, unless the individuals have previously made arrangements to converse at a specific time, the receiver may find the timing of the call awkward. Telephone calls are often inconvenient for the receivers, who were probably already busy doing something when their phones ring.An additional problem is that receivers may not always be easy to reach, which can result in what has become known as telephone tag. In telephone tag, Person A calls Person B, who is not in or otherwise not able to take the call. Person A leaves a message (with a secretary, on an answering machine, or by voice mail). Person B eventually returns the call, but Person A is not available. Person B leaves a message. Person A calls back, but Person B is no longer available. Telephone tag can be inconvenient, time consuming, andexpensive. Recently, a variety of technologies, including voicemail and pagers have been developed to help improvetelephone-based communication.Voice mail has not eliminated the problem of telephone tag, however.While it permits leaving longer messages than are possible withtypical home answering machines, most voice mail messages stillrequire additional communication, so individuals may end upexchanging a series of recorded messages which could have beenhandled more quickly and with less effort by email.Using the Phone for BusinessThe telephone was originally developed for business use. Personaluse came later. At this time, however, most of us have grown upusing the telephone as a means of personal communication: We callfamily members and friends; and they call us. We use the phone toexchange personal information, to make plans for dinner, and forcasual conversation. As a result, most of our telephone habits areinappropriate for conducting business by telephone.Even when you know the person you are calling, a business callis not a casual conversation. If you forget to say something in a casual phone conversation, you simply call back. A business call may notafford you that opportunity, and, even if it does, you will seemunprofessional if you need to place a second call to say or asksomething that should have been covered in the original call. Atelephone call may be an individual’s only contact with you or yourorganization, so make it count.Successful business use of the phone requires a good understandingof the telephone as a communication channel. Because telephonecommunication lacks the visual element present in face-to-facecommunication, the auditory element becomes the principal conveyor of meaning. Speaker phones are notorious for poor fidelity, so usethem judiciously. Further, even the best quality phones have less than perfect fidelity, deleting or distorting some sounds (especially highand low frequencies). For this reason, effective telephone use requires greater attention to speaking clearly and listening attentively thanconversing face to face.Nevertheless, because they can’t be seen, people often eat, chew gum, smoke, or surf the Internet while talking on the phone. Even if theperson at the other end can’t see that you are chewing gum or eating,however, he or she will probably be able to hear you, and willconsider your behavior rude. Also, your ability to speak clearly anddistinctly will suffer, detracting from the effectiveness of yourcommunication. Unless you specifically need to use your computer to obtain or review information relevant to your phone conversation,avoid doing that as well. You will be distracted and fail to hear or say something of importance, and the other person will be able to tell that your mind is elsewhere.Whether you are placing a call or receiving one, use your voice toenhance rapport between you and the other person. Do your best tomatch the other person’s tone of voice and rate of speec h. Listen forsense-based predicates (see the summary of Sense-based Vocabulary) and words that suggest special importance for the other person by the way he or she emphasizes them or repeats them. Match his or her use of sense-based vocabulary and words suggesting criteria or specialimportance.Telephone calls should also end pleasantly, focusing on agreementsand on who will assume responsibility for taking appropriate action.If the other person has been helpful, be sure to thank him or herspecifically. When the other person is having a problem terminatingthe call, ask specifically whether there is anything else you can do for him or her. A negative response leads naturally to your ending thecall by saying something like Thank you for your help. I will find theinformation you’ve requested and call you tomorrow at 10:00.A business phone call deserves your full attention. Plan your outgoingcalls, and be appropriately prepared for receiving calls. Avoid placing or receiving calls when you are distracted or have visitors, and workto minimize distractions you are unable to avoid. Usethe “hold” button if you need to leave the phone. If you simply putthe phone down on your desk, the other individual will be able to hear most of what goes on in your office while he or she is waiting. Also,be familiar with the telephone technology in your organization so that you know how to put people on hold and transfer calls appropriatelyand without losing them.To be effective, telephone calls require the same four basic steps asother forms of communication. See the summary of telephonecommunication strategies for a basic understanding of how to use the phone to pace, lead, blend outcomes, and motivate a listener. Placing CallsMost people place their outgoing calls with only a vague sense ofwhy they are calling. In general, the person placing the call expects to reach another person, either the person he or she is calling orsomeone who will take a message for that person. Take the time to plan your phone calls as carefully as you would plan a letter or memo. What exactly do you need to know, what information do you need to convey, or what do you want your listener to do as a result of the phone call?Before you call, write the name and title of the individual you are calling and the name of his or her organization on a piece of paper. Also, write the purpose of the call and your most important questions or points of information. Leave an appropriate amount of space for answers to your questions and responses to any information you provide, and take notes. Your notes of the telephone conversation may be the only record of what you discussed and any agreements you reached until you have exchanged written documents confirming the conversation.Virtually every business phone call (and most personal calls as well) should begin with an acknowledgment that the phone call may be inconvenient for the recipient. Ask whether it is a good time for the recipient to discuss the topic you are calling about. If not, ask when a good time would be, and call back at that time. If you know that the subject of the phone call will be a priority for the recipient, begin by stating the topic clearly: Hi, John. This is Mary. I’m sorry to interrupt, but we’ve had a serious accident in Building 47, and we’ll need a prepared statement to give the media within an hour.Be prepared to leave a message on an answering machine or voice mail system. Most organizations now have voice mail systems, and many homes have either answering machines or voice mail. Because you have a good chance of reaching a machine instead of a person, you need to plan the message you intend to leave. Before the advent of voice mail, the person who answered the phone had usually been trained to help the caller leave an intelligent message for the intended receiver.In the days before voice mail, if the individual you intended to call were not available, the person who answered the phone would ask for the critical information, such as your name, your phone number, the subject you wished to discuss, and the best times for the intended receiver to return the call. He or she would assume responsibility for making sure that the spelling of your name and your phone number were correct. Voice mail systems cannot (at least not yet) do that. They simply rely on you to provide the critical information in a way that allows the intended receiver to understand it.Whenever you place a call, be prepared to leave a message in which you•Establish rapport with the person who answers the phone. Match his or her tone of voice and rate of speech. Thematch does not have to be perfect to establish rapport, but itshould be close enough for the other person to feel comfortable conversing with you.•State your name clearly. If you are calling someone for the first time or someone you do not know reasonably well, spell atleast your last name. That helps ensure that the receiver knowsyour name and affords him or her sufficient time to write itdown.•State the name of your organization. Especially if the receiver is not already familiar with you and your organization, speakmore slowly and with greater care than you would in aface-to-face conversation. If the name of your organizationcontains unusual words, spell those a listener might havedifficulty understanding or spelling.•State your phone number. While it might seem obvious that messages left on answering machines and voice mail systemsshould contain the number of the person leaving the message,many do not. Unless you and the person you are calling knoweach other well, leave your phone number so that the otherperson will not have to look it up.•State the day and time of your call. Although most voice mail systems now automatically record this information, manysystems require the user to go through extra steps to retrieve it.Your including that information saves the receiver from having to retrieve it.•Clarify the purpose of your call. Remember that the idea of voice mail is to reduce telephone tag. A simple “Call me” doesnot provide the other person with sufficient information forhim or her to take action on the basis of your phone call.If you are not available when he or she returns your call, thatmessage will probably be something like “This is Maryreturning your call.” Unless the message is so confidential thatyou are unable to mention the topic, at least provide thepurpose of the call so that the receiver can prepare forreturning the call. Whenever possible, tell the reader exactlywhy you are calling so that he or she can have the informationfor you when returning the call or when you call back.•Provide the receiver with the best times to return thecall. When it is appropriate for the receiver to return your call,state the best times. If it would be more appropriate for you tocall back (as would be the case for most sales calls), tell thereceiver specifically that you will do that and say when. Givethe receiver the option of returning your call if he or she wouldprefer to do that.•Repeat your phone number. Even in short messages, leave your phone number twice, once at the beginning of themessage and again at the end. If the message is a fairly longmessage, state the phone number three times—once at thebeginning and twice at the end, each time speaking slowly anddistinctly and providing the listener a sufficient opportunity towrite the number down.•Clarify who is to do what next. If you want the receiver to return your call, say so; if you intend to call back, say so. If thelistener should take specific action based on your message, sayso: Please fax the insurance records for John Smith to me at555/555-1000 before 5:00 p.m. toda y. That’s 555/555-1000before 5:00 p.m. today. I would appreciate it.Receiving CallsCallers will evaluate you and your organization based on the way you answer the telephone and your telephone manners in general. If youare not able to give the call your full attention if only briefly, allowyour voice mail system to handle the call and record a message.When you answer the phone, do so promptly and, based on thepurpose of the call, determine whether you have sufficient time tocomplete the conversation at that time. If you do not have the time,say so and make arrangements to return the call or to have theindividual call you back.Make your greeting appropriate for your office and organization. Inmost cases, that means stating your name, department, andorganization. If others initially answer your telephone so that all calls reaching your phone will have already been answered by at least one person, then stating your name will be sufficient.Either Hello or Yes is an insufficient greeting in a businessenvironment. Use your voice to establish rapport with the caller bymatching his or her tone of voice and rate of speech. Listen forsense-based vocabulary and important criteria and value words.Being prepared for a phone call means being prepared to take notes.One of the problems with oral communication in general is thatmessages may be quickly forgotten. Be prepared to record theessentials of important telephone calls:•The name and organization of the person calling.•His or her phone number (including the country and area codes when different from your own) and the extension.•The day and time of the call, noting any differences in timezones.•The subject of the message.•Specific agreements about who will be responsible for doing what, including subsequent phone calls.For critical information—such as telephone numbers, policy andSocial Security numbers, monetary amounts, spellings of names, andspecific courses of action—repeat or rephrase what the caller has said, making sure to incorporate any corrections in your notes.Cell Phones and PagersCell phones and pagers are sufficiently new that standard protocolsfor their effective use have not yet been established. Cell phones inparticular provide portability, flexibility, and convenience for thosewho conduct much of their business by telephone and a sense ofsecurity for those who want to have a phone handy for emergencyuse.In spite of their usefulness, cell phones and pagers can be intrusive,ringing (or vibrating) at awkward times, interrupting whatever thereceiver may be doing at the time. Cell phones in particular can beproblematic. Pagers may deliver a message, but they typically requirean individual to find and use a telephone to return calls, so they donot interrupt to the same degree as cell phones. Cell phones inparticular do not work well in all areas, and because of theirportability and convenience, they seem to encourage inappropriateuse. The following uses have caused the worst problems:•Using a cell phone while driving. Using a cell phone while driving has proven every bit as hazardous as smoking whiledriving. Cell phone use has contributed to so many accidentsthat many organizations prohibit employees from using cellphones from moving vehicles, and several states areconsidering making using a cell phone while driving illegal.Because a telephone conversation and driving both require aperson’s full attention, your ability to concentrate on eitherdriving or the conversation will suffer. If the call is important,drivers too often fail to attend to their driving. At freewayspeeds or in city traffic, a moment’s inattention is all that’srequired for an accident to occur.In addition to the hazards of driving and having a phoneconversation at the same time, mobile phones in general and cell phones in particular are subject to increased interference from traffic noise and spotty transmission, so the caller andreceiver are less likely to understand each other than they are when both parties are calling from standard office phones. •Using a cell phone while dining. A number of the best restaurants in the United States have banned cell phonesbecause their use became problematic. Those dining at the next table (and perhaps even at your own table) do not necessarily want to listen to your phone conversation, and when theconversation is confidential, you risk having what may beimportant proprietary information overheard and used against you and your organization. Furthermore, nothing puts adamper on dinner conversation quite so much as having apager or cell phone ring—unless it’s answering it.•Using a cell phone in public places.Restaurants aren’t the only public place that using a cell phone is considered rude.Individuals have been forcibly removed from theaters andconcert halls for attempting to carry on a conversation during a performance. In at least one case, one of the actors in a playstepped forward and ordered a member of the audienceengaged in a phone conversation to leave the theater. The play resumed when the person left.Except in the case of a real emergency, using a cell phone in a public place—in a theater, grocery store, or mall or even on a sidewalk—is almost always rude. Other people should nothave to listen to your phone conversations. Placing orreceiving phone calls in such circumstances is also adiscourtesy for the person with whom you are conversing as you cannot give the phone call your full attention, and theambient noise in such locations interferes with effectivecommunication.•Using a cell phone unintentionally. If a cell phone is left on, pushing the “talk” or “send” button may automatically redial the last number called. The number of individuals embarrassed by having others overhear what were supposed to be private conversations increases daily. If you routinely carry a cellphone in a pocket or your purse and leave it turned on, youmay wish to check it before engaging in a private discussion.Because using a cell phone in any public place is at least a littleintrusive, use your voice mail to collect messages so that you canreturn them when you have the privacy to give your full attention tothe phone call, or consider forwarding your calls to an assistant orcolleague who can answer many of the questions you might be asked.Unless you are a physician or emergency worker on call, turn yourpager or cell phone off before entering meetings, theaters, concerthalls, or similar public places.Voice MailIn some ways, voice mail is simply a sophisticated answeringmachine. In other ways, it’s more complex. The complexity allowsfor greater flexibility, but it also affords users greater opportunity for using the system badly and creating communication problems.Reaction to voice mail is decidedly mixed. Most of the negativefeelings about voice mail originate from badly designedorganizational systems that require the caller to wade through a series of menu options: "If you want X, press 1; If you want Y, press 2; ifyou want Z, press 3."If you press the wrong number, you’re introuble—you will have to hang up and try again. Such systems areespecially annoying when the call is long distance. Help your clients, customers, suppliers, and others who call regularly by providing them with your direct number so that they can bypass the main system and reach you directly.Although you may not be able to influence how your organizationimplements its voice mail system, you can use the system moreeffectively by understanding its advantages and disadvantages. First,recognize that voice mail may not be an appropriate means ofcommunicating certain information. Like email, messages stored onvoice mail systems may not be private. They are not only subject toreview by others in the organization, but also may be forwarded toothers without your knowledge and consent. Leave nothing in a voice mail message that you would find embarrassing if it were broadcastthroughout your organization.The following guidelines will help make your use of voice mailsystems more effective:•Record an appropriate greeting. A good greeting is bothcourteous and brief. If you plan to be in your office, yourgreeting can simply state that you are either on the phone oraway from your desk and will return the call. Ask the caller to leave his or her name, organization, phone number, and thebest time to call.If you are going to be out of town or otherwise unable to return calls for an extended period, use the "Extended Absence"option to tell callers how long you will be gone and how tocontact you during your absence or how to contact an assistant or associate who can answer questions and make decisions on your behalf.•Return calls. When callers leave a message requesting a return call, failure to return the call is discourteous in most cases. The only exceptions to this rule are sales messages. When someone wants to sell you something, he or she should be the one toreturn the call. Unless you have an ongoing relationship with a supplier, you are not obligated to return a call simply to listen to a sales pitch.•Be prepared for voice mail. When you are placing calls (see Placing Calls), be prepared to leave a coherent message.Provide as much information as you can about the reason for your call, remembering that in the case of confidentialinformation, you may need to have the other person return your call for a synchronous conversation. Speak more slowly and distinctly than you might normally, and be sure to leave your name, the name of your organization, your telephone number, and the best times for the person to return your call.•Avoid hiding behind voice mail. Most voice mail systems allow you to have the system answer all incoming calls. Also, for internal calls, most systems will allow you to place amessage in someone else’s voice mailbox without ringing his or her phone. While you may need to use these features onoccasion, such as directing calls to your voice mail when you are having a meeting in your office or leaving a message for someone when you do not have time for a conversation,excessive use of these features will eventually be resented by others.
