TPM咨询公司:/ 为什么TPM似是而非KTPM新益为TPM咨询公司概述:年初,一家在山东省内小有名气的中等规模化工企业的两条生产线开始频繁出现故障,设备正常运行周期越来越短,先是一月一停,后是十天一停。 停机维修所造成的生产利润损失让老板心疼不已。 TPM管理这企业老总考虑再三,最后决定拿出一笔资金选派几名骨干外出学习先进设备管理制度,主要是5S和TPM等。 这几名骨干确也不负重托,回来后就按照他们学习的制度、理念开始运作起来,不久就取得了可喜的成果:车间干净卫生了,设备的日常维护也认真仔细了。 可是好景不长,额外增加的工作量和无报酬的经常加班引起了一线工人的普遍抵触,紧接着又发生了一起化学罐腐蚀性渗漏,导致全生产线停止生产两天半,使公司三个月的利润随之泡汤,这严重打击了全公司上下的士气。 随后公司又高价聘请专业人才针对公司设备现状进行指导,但也无法有效克服因设备腐蚀和高温高压等这些客观的、非人为因素对生产的影响,设备故障损失和维修费用依然没见明显减少,因此下至工人上到主管都很排斥这种所谓的5S、TPM,认为是花拳绣腿,不实用。 这个企业的情况其实很有代表性。 当前我国不少企业都切实认识到了生产设备管理方面存在着严重问题,需要尽快改善,于是他们不惜花费重金去学习先进的管理制度、模式、方法,于是5S/6S/7S、TPM等成了大家挂在嘴边的热门理念,于是在学习培训中充满了热情和干劲,待到企业真正实施和执行时,不久就堆满了抵触与失望。 我们不禁要问:在日本已经取得巨大成功的先进管理制度,为什么在国内实施起来却如此的困难呢?我认为,我们企业只是复制了这些管理制度,而在具体的设备维护修理技术手段上十分缺乏,这就是问题的根源之一。 卫生搞得再好,在防止设备磨损渗漏上找不到有效办法,也不能根除设备故障。 正如一些专业人士和专家痛批的那样,如此空泛的理念灌输方式的实施,只不过是学到了人家的一点皮毛,要成功简直是天方夜谭。 然而掌握和应用设备维护修理技术的,是人。 我们的企业若要真正推行TPM并取得成功,首先必须把设备维修人才真正重视起来,而不是整天想方设法消减这些本来就所剩不多的岗位。 依靠临时抱佛脚,寄希望于通过一个什么先进模式达到一步登天,势必非摔个鼻青脸肿不可,山东这家化工企业就是个鲜活的例子。 更值得深思的,是山东这家企业老总考虑问题的思路:设备总是出故障——设备管理工作有问题——通过5S、TPM改善设备管理。 在他的观念中,管理是第一位的,技术问题始终没在考虑之内。 不少领导们都是这样,战略上重视的,是管理体制;日常所研究的,是管理方法;至于技术嘛,属于不值一提的旁枝末节。 在此我还想顺便提醒一下那些长期只顾传授这模式那理念的设备管理专家们:理念很重要,但实践更关键;管理模式再先进,缺乏技术铺底也白搭。 务虚的同时,也适当兼顾点技术活儿,否则最后弄得灰头土脸的,反过来又埋怨企业推行不力,这种苍白的自辩,实在是有失水准,很丢人。
