TPM的含义与框架TPM咨询服务中心TPM咨询公司概述:经常被企业朋友问到:TPM中的三个字母,分别是什么意思?TPM,即:Total Productive Maintenance,全面生产维护。 1971年,日本设备维护协会(JIPM)为设备密集型企业提出的一种管理模式,其代表人物有中岛清一等人。 一、第一个字母,T(全面)全公司;全设备;全人员(全员参与);全周期(设备全寿命周期);全因素(与设备相关的因素全纳入管控范围,可靠性、产品质量、运行效率、安全、成本、环保等);全效率(提高设备综合效率/OEE;提高设备全生命周期投入产出比;创造更多价值)。 二、第二个字母,P(生产)把 P(Productive)翻译成为生产,比较简洁也有相当的道理,但有时引起小误会:很多人认为只是生产部门要参与设备维护的意思。 Productive的本意主要有二:多产的;生产(性)的。 (见商务印书馆英英·英汉《朗文当代英语大辞典》,2004版)其实,TPM中的P(Productive),既取了生产(性)之意,即:设备维护是为了更好地保障生产(实践中,当然不单是生产部门要参与设备维护,而是相关的部门均要参与,除设备专业维护部门外,在涉及安全因素时,安全人 三、第三个字母,M(维护)M(Maintenance)有维护、维修、保养之意(见商务印书馆英英·英汉《朗文当代英语大辞典》,2004版)。 日本设备维护协会对Maintenance解释如下:Maintenance in a wide sense of the word signifies activities to retain the performance of equipment, including all activities to prevent and rectify failures——routine, periodic, and predictive maintenance& 狭义上,维护指日常维护。 四、框架(两块基石、八大支柱、四个零)TPM八大支柱 TPM深入思考海尔模式和制度意识的教育起到的作用只能是一时,而只有通过建立制度才能让员工时时刻刻感受到竞争的残酷,从而激发自己的潜能,海尔模式提升自己从而提升企业。 TPM管理培训公司提出什么是企业的成功?企业的成功就是企业可以获得稳定的利润增长,以回报股东、员工和社会,同时能够保持自己良好的发展,以保证长期的经营。 20世纪90年代,《北京青年报》上发表了一篇文章《亏钱不亏理》,讲的是北京一家企业的老总在企业的经营过程中使企业出现了亏损,但是老总居然拿亏钱不亏理这样的一句话来搪塞自己的失职和无能。 肯定这亏损的绝对不是他自己的钱,否则绝对不会视亏损为儿戏,还大言不惭。 若是自己企业的话,肯定早不知道躲到哪里痛定思痛,考虑如何扭转局面了,更没有脸面也没有时间来讲这样无聊的话。 一个企业亏损了还有道理,真不晓得这是哪门子的逻辑。 海尔模式思考衡量一个企业的成功与否就是利润。 利润是企业生存的唯一依据,如果没有利润,那什么东西都是假的,企业终有一天会被拖垮。 经常看海尔的书籍,记得张瑞敏提出那个SBU时我就觉得太有道理了,只有公司的每个职位都在经营,而且能够挣够自己的工资还能为企业的发展预留下资金,那才是真的利润,也是企业长久生存之道。 企业的成长,每个职位的成长,如果没有每个部门的成长绝对谈不上企业的生存。 向先进的企业学习就是学习先进企业创造制度模式,能够使员工清醒地认识到自己的责任,从而担负起责任,与企业同呼吸共进退。 在意识和制度上完结之后,我们要考虑的一个重要的问题就是如何能够做得更好的能力问题。 6S的实行,不是一件简单的事情,我国是一个后发展的国家,因此我们可以借鉴世界上发达国家企业的模式,而不必按照发达国家企业走过的模式再重新走一遍。 海尔模式实行6S的过程是一个人造环境和环境造人的过程,在这个过程中强调全员参与,充分发挥每一个人的才智去克服企业中的一个又一个问题。 其实人的眼腈有的时候会骗人,报表也会骗人,我们对问题只有经过严格的论证和推理才可以得出正确的结论,同时采取正确的行动。 整理、整顿是来解决显在的问题;清扫是来解决隐性的问题,解决这种问题更是要求有高素质的员工队伍;而清洁的程度是提到公司的运营面,要用制度和标准化来维持成果,这也就是正规化的部分;对于素养的阶段就是用制度来约束和培养员工的习惯,进而形成企业习惯。 许多的制度养成一点习惯,许多的习惯又培养一点文化。 在解决这个问题的过程中,先有意识问题——危机意识,问题意识,发现问题的能力,解决问题的能力,进而养成改善的习惯。 从管理的范围来说,6S的管理包含了人、时间、机、料、法、环境、测量、控制、安全等涉及企业运营的所有因素,从管理的内容方面看,6S管理是一个综合了管理学、运筹学、人体工学、工业工程学、组织行为学、心理学、质量和工程控制论等诸多学科的知识,同时在其实施应用的过程中,又 因此,海尔模式从全局的观念看,一个方面的省,不一定是节省,全面地省才是节省,才可以形成企业的利润。
