So called validate all job descriptions.And then I abandoned the traditional compensation structure (point-factor approach) which is broadband approach and use job families approach to achieve the new compensation structure.Because the traditional one has a large number of pay grades and salary ranges, with relatively narrow salary ranges at the lower level of the structure and slightly broader ranges at the top of the structure. While the job families can focused on the career path within their functional area; it also can easily show the management way and how employees can related in theorganization; each job family level is easily managed and relative to market data and allows for flexibility to changes. More adaptable!!!!!!For job families approach can achieve fewer levels, labels, reinforce for horizontal or lateral development, less structure and most importantly market-driven pay. We adopt both lead and lag compensation policies/reward innovation/retain highperformerSecond, we used point factor method to achieve the job evaluation: conduct job analysis,determine compensable factors, scale the factors, weight the factors according to importance, communicate the plan and train users, apply to non-benchmark jobs. We chose training andbackground, experience, initiative and ingenuity, responsibility for equipment or process as our factorsThird we did the job evaluation calculator chart and job hierarchy, we also ran the regressionanalysis to determine the outcome of independent variable(total points awarded to each job)and dependent variable(the market rate) this regression is evident of our mistake in rating jobs and some remedial actions have to take place.Forth pricing job worth structure. Based on the pay policy and lead/lag position, the companywas divided to 11 pay grades. The grades were developed by reviewing the job worth hierarchy and matching jobs into similar levels or groups. In our case, the percentage difference between midpoint progressions was 15%. Too high, too much promotion, too low, no difference between supervisor and subordinates. Grade width is 50%The biggest problem during our work is that we found our job evaluation did not correspond to the market rate. We needed to reorganized the pay grade by assessing the individual worth of each job by comparing it to others.Fifth we established individual pay policy. It is performance based. The employee will be ratedon the range from 1 to 5 and this range would indicate the percent increase the employee willreceive on their anniversary dates.We also take compa-ratio into consideration which is defined as employee’s salary divide bygrade midpoint. The range of compa-ratio should be between 0.8-1.2 the employees with lowwould be considered for higher increase to catch up with the market rate.After that is the budget forecast. It showed us what the salary increase budget should be toachieve a target compa-ratio by the end of the plan year, or how much money will be neededfor the salary costs at the end of the plan year.And then we created individual merit increase matrix. It has two important factors: performance and new initial compa-ratio. The performance score is retrieved from the performance appraisal and the compa-ratio is calculated after initial adjustment. It can avoid prejudice and dias ingiving raises to the employee by the managers.What is your greatest weakness?I think my greatest weakened should be some times too detail oriented and forgot the whole picture. I remembered I was research assistant and doing a development program for my advisor. I was obsess over the detail and I tried to prove my of my assumption and did a lot of research and market survey but it turned out that advisor said this point is not strong related to the topic and didn’t even care it/From that moment, as long as I decided to start doing a thing or project, I plan it first. For example, what is the purpose of this case, what is the top priority, how many steps I should divide it into and create the timeline for each step.During the work, keep remind myself the whole picture and make sure I am on the right track and didn’t waste time for small trivial things. I think communication with previous compensation analyst would help but I have no way to find the person who has left the company.The hardest part for compensation I think is internal alignment. That means how to use compensation or pay structure to reflect company’s workforce value. Compensation is very important part of HR deliverable. The best solution is to know the business of the company and communicate with line managers and know the core competencies of the organization and how our employees contribute to the core competencies and how HR deliverables can align individual interests and individual competencies to the overall business goals.
