1 目的Objective
对生产计划及进度进行控制,确保生产按计划顺利执行,确保能够按照顾客的要求及时发运、交付产品。
The objective of this procedure is to control the production plan and progress, to ensure the successful implementation of production plan, and to ensure the timely shipment and delivery of products per the customer's requirements.
2 适用范围Applicable Scope
适用于本公司所有产品的生产安排。
This is applicable to the production planning of all AICQ products.
3 职责Responsibilities
3.1 生产计划员负责编制公司生产计划,部门经理负责审核。
The production planner is responsible to formulate the company production plan. The department manager is responsible for audit.
3.2 生产计划员按项目计划编制新产品试生产计划,批生产计划。
The production planner is responsible to formulate the trial production and batch production plan for the new product per the project plan.
3.3 生产计划员按制造部工艺验证、工装验证计划编制新产品、新工艺的工艺和工装验证生产计划。
The production planner is responsible to formulate the process and tooling validation & production plan for the new product and new process based on the process validation and tooling validation plan of Manufacture Engineering Department.
4. 工作程序Work Procedure
年生产计划的编制Formulation of Annual Production Plan
根据公司年度销售计划编制公司年度品种、产量生产计划(按年度、分月编制)。
Formulate annual production type & output plan (yearly but monthly based) in line with the annual sales plan of the company.
制造工程部每年在年销售计划完成后10天完成年度生产计划的编制工作。
Every year the Manufacture Engineering Department shall complete the formulation of the annual production plan within 10 days after the accomplishment of annual sales plan.
四个月滚动生产计划的编制Formulation of Four-Month Rolling Production Plan 根据市场销售部编制的4个月滚动分月销售计划,编制总成4个月滚动分月生产计划。
Formulate the four-month rolling production plan for assembly in line with the four-month rolling sales plan of the Marketing Department.
市场销售部每月20日前编制好4个月的滚动分月销售计划,提供给制造部作为编制生产计划的依据。
Before the 20th of each month, the Marketing Department is responsible to work out the four-month rolling sales plan, and provide it to the Manufacture Engineering Department as a reference to the formulation of the production plan.
通过生产排产会对下月生产进行综合能力的平衡,确定下月总成品种、产量计划作为生产计划员编制生产计划的最后依据。
The final factor for the production planner to compile the production plan is decided by the assembly type and volume plan for the next month after analysis and balance on the comprehensive production capability for the next month in the production arrangement meeting.
生产计划的编制Formulation of Production Plan
制造部根据市场销售部编制的4个月滚动计划中第一个月销售计划,车间和库房在制品数量,安全库存量、生产排产会确定的下月生产计划,编制品种、产量月度生产计划。
The Manufacture Engineering Department shall compile monthly type and output plan according to the first-month sales plan in the four-month rolling plan provided by the Marketing Department, the quantities of products under production in the workshops and warehouses, the safety inventory and the production schedule for the next month.
制造部每月24日编制好次月度分日总成品种、产量生产计划。
The Manufacture Engineering Department shall compile the day-based monthly production plan of assembly type, output production plan by the 24th of each month.
生产作业单的编制Formulation of Production Worksheet
生产计划员每天下午4:40分下达第二天总成装配生产作业单。
各库房按生产作业单组织各种零部件、辅料、包装盒等物料。
保证第二天总成装配。
The production planner will give the assembly production worksheet for the next day at 4:40 in the afternoon. The warehouses will prepare all the parts, components, auxiliary materials and packing materials against the production worksheet, ensuring the accomplishment of assembly tasks next day.
当物料不能满足生产作业单需求,生产计划员及时组织生产所需零件,通知外协外购员组织采购所需外协外购件,或调整生产品种,重新下达生产作业单。
When the material falls short of the requirement of the production worksheet, the production planner should organize immediately the production of parts in need, or inform the purchaser to buy the outsourced parts, or readjust the production type and re-issue the production worksheet.
当总成库存货物不能满足“发运信息单(客户订单)”保证发运,及时采取“应急计划”,调整生产作业单的计划,重新下达新的生产作业单。
满足客户需要。
When the products in the assembly warehouse can't satisfy the shipment of goods as stated in the "Shipment Information Notice" or Customer Order, the "Contingent Plan"
should be initiated to readjust the production worksheet and issue new production worksheet to live up to the customer's requirements.
4.5 编制生产计划的依据Foundation of the Production Plan Formulation
4.5.1 市场销售部提供的销售计划和发运信息单。
The shipment information notice and the sales plan provided by the Marketing Department
4.5.2 总成材料明细表、生产车间的设备明细、各种消耗定额、零件下料工艺和定额、包装工艺和
各种工艺文件,由制造部、工程技术部提供。
The assembly material breakdown, equipment list in the workshop, various consumption rating, parts ingredient process & rating, packing process and all other process documents, which are provided by the Manufacture Engineering Department, Engineering & Technical Department and the Equipment Department
4.5.3 各生产零件的生产工时定额、生产车间和班组人员,制造部提供。
The Manufacture Engineering Department will supply the fixed work hours for the various parts and personnel in the workshop and each work team.
4.5.4 制造部、采购物流部、市场销售部对本部门当月实际完成情况和完成情况的预测,由各部门
每月25日报制造部生产计划员。
The actual accomplishment and the forecast for the current month of the Manufacture Engineering Department, the Purchase & Logistics Department and the Marketing Department will be provided to the production planner in the Manufacture Engineering Department by the 25th each month.
4.5.5 每天销售数、交付数和库存结存数清单,每天9:00完成,由仓库管理员负责。
每月销售计划、
销售计划完成、发交计划、发交计划完成和库存结存统计报表,每月26日由市场销售部负责。
The list of daily sales, delivery and inventory balance will be finished by the warehouse keeper at 9:00 each day. The monthly sales plan, accomplishment of sales plan and distribution and submission plans, the statistic summary of the inventory bal ance will be done by the 26th by the Marketing Department.
4.6 编制生产计划的项目和要求The Items and Requirements for Compiling the Production Plan 4.6.1 编制制造部月度生产作业计划。
Formulation of the Monthly Production Operation Plan for the Manufacture Engineering Department
4.6.2 编制安全库存量。
由生产计划员按4个月滚动计划编制。
The Formulation of Safety Inventory will be made by the production planner per the four-month rolling plan.
4.7 月度计划的平衡和调整The Balance and Readjustment of Monthly Plan
4.7.1 本月25日下达的月度分日计划,作为各部门为下月工作进行布置任务和实施工作的依据。
The day-based monthly plan will be issued on the 25th in the current month as reference for the operation arrangement and implementation for the next month of different departments.
4.7.2 当销售计划发生变更,原生产计划不能满足销售计划的需要,生产计划员应及时调整原生产
计划,满足销售的需求。
When the sales plan changes and the original production plan can’t meet with the requirements of the sales plan, the production planner should adjust the production plan in time to meet with the requirements of sales.
4.7.3 当设备故障、其它因素造成原生产计划不能满足销售计划的需要,生产计划员应及时调整原
生产计划,满足销售的需求。
When the equipment breaks down or other factors which cause the original production plan can’t meet with the requirements of the sales plan, the production planner should adjust the production plan in time to meet the sales requirements.
4.8 生产计划的编制、审核、批准管理职责The Managerial Duties of Formulation, Audit and
Approval of the Production Plan
4.8.1 年度、4个月度滚动分月销售计划由副总经理、总经理批准下达到制造部。
The annual, four-month rolling sales plans are approved and issued by General Manager or the Deputy General Manager to the Manufacture Engineering Department.
4.8.2 生产计划员编制的4个月滚动分月生产计划,经制造工程部经理审核、副总经理或总经理批
准由制造工程部分发各相关单位作相关事宜之依据。
月度分日生产计划由制造部经理审批后分发各相关单位执行。
The production planner compiles four-month rolling production plans, the manager of the Manufacture Engineering Department audits and the general manager or the deputy general approve and the Manufacture Engineering Department issues the relevant affairs to the relevant departments. Four-month rolling production plans are handed out to the relevant department after they are reviewed by manufacture manage.
4.8.3 公司月度生产计划的调整由制造部申请上报,制造部经理审核,副总经理或总经理批准,才
可实行。
Prior to implementation, the adjustment of the monthly production schedule have to be reported by the Manufacture Engineering Department, audited by the manager in the Manufacture Engineering Department, and approved by the general manager or deputy general for approval.
4.9 生产计划完成情况的统计Statistics of the Accomplishment of the Production Plan
4.9.1 制造工程部生产计划员负责生产计划完成情况的统计。
The production planner in the Manufacture Engineering Department is responsible for the statistic summary of the accomplishment of the production plan.
4.9.2 分年度、月度、日计划完成情况的统计工作,生产计划员负责。
The production planner is responsible for the daily, monthly and annual statistic summary of the accomplishment of the production plan.
4.9.3 各种生产计划和生产统计报表保存三年,生产计划员负责归档保存。
All the production plans and production statistic statements will be kept for 3 years.
The production planner is responsible for the filing and management.
4.10 新产品生产计划New Product Production Plan
4.10.1 工程技术部下达新产品试生产进度计划、PPAP进度计划,制造部根据项目进度要求下达新产
品试生产计划、PPAP生产计划。
各部门按计划要求执行。
Engineering & Technical Department will issue the new product trial production schedule and PPAP schedule, while the Manufacture Engineering Department will issue the new product trial production plan and PPAP production plan. Each department implements the plan.
4.10.2 工程技术部、制造部下达试生产进度计划、PPAP进度计划,制造部根据试生产、PPAP计划
进度要求下达新产品试生产计划、PPAP生产计划。
各部门按计划要求执行。
Engineering & Technical Department and the Manufacture Engineering Department will issue trial production schedule plan and PPAP schedule plan. The Manufacture Engineering Department will issue the new product trial production plan, PPAP production plan per the production and the requirements of PPAP schedule plan. Each department implements the plan.
