摘要

成本管理是老生常谈的问题，也是企业千古不变的追求。在企业生产组织过程中，选择适合自身产品特性的生产流程，是企业控制成本的关键，也对企业提高生产效率、提高产品质量和市场竞争力起到关键重要的作用。精益生产赋予了成本管理全新的概念，引领丰田汽车公司屡创奇迹，成为当今世界上成本最低、品质最好、效率和效益最高的汽车制造企业。

精益生产是一种以最大限度地减少企业生产所占用的资源、降低企业管理和运营成本为主要目的的生产方式，是优化生产流程，解决企业目前生存与发展问题的最佳途径。借鉴精益生产的理念，本文以某公司的生产组织过程为案例，主要介绍精益生产管理方法在其生产过程中各工序的实际应用，对其生产流程进行优化，并对优化效果进行了评价。通过应用JIT准时化生产方法，在、工序建立了以下游工序需求拉动上游工序生产的拉动式生产模式，优化生产效率的同时达到了能耗、材料损耗方面的大幅度降低和产量的飞跃式提升。通过应用SMED快速换型方法，在配料工序对传统配料流程进行了突破性再造，实现了切料配料并行化操作，极大提升了配料工作效率的同时达到了可观的经济效益。整个项目实施完毕后产生了千万元以上的经济效益，为深入研究精益生产理论并与生产实际有效结合产生巨大成果的代表。

Abstract

Cost management is a commonplace talk of an old scholar of the problem, also is the enterprise eternal pursuit. In the enterprise production process, choose to suit their own product characteristics of the production process, is the enterprise cost control key, but also for enterprises to improve production efficiency, improve product quality and market competitiveness play an important role. Lean production gives the new concept in cost management, leading the Toyota Auto Body Co created a miracle, to become the world today the lowest cost, the best quality, efficiency and effectiveness of the highest automobile manufacturing enterprises.

Lean production is a kind of to minimize production occupied resources, reduce business management and operation cost as the main purpose of the mode of production, is to optimize the production process, the survival and development of enterprises to solve the problem the best way. Use of lean production concept, this article takes a company's production process as an example, introduces the lean production management methods in the production process in the process of actual application, the production process optimization, and the optimization result is evaluated. Through the application of JIT JIT production method, in the rubber mixing, laminating process was established with the downstream demand upstream production processes of pull type production mode, optimize the production efficiency and achieve energy consumption, material consumption is greatly reduced and the yield of the leap type hoist. Through the application of SMED rapid conversion method, in the batching process on traditional batching process breakthrough reconstruction, realize cutting ingredients parallel operation, which greatly enhance the work efficiency and achieve ingredients of considerable economic benefits. The entire project after the completion of execution of produced more than 10 million yuan of economic benefits, for the further study of lean production theory and production of practical and effective combination have enormous results represent.
