This means increasing our revenue by, promoting the product, repositioning the brand, and so on. However, the product is not altered and we do not seek any new types of customers. It involves an increase in sales of existing products to existing markets-selling more of the same to the same people. It has two methods; the first one is using the existing product break new market to penetrated, the other is offer new products to existing market to penetrate. This strategy has the lower risk and don’t need more investment. It is suitable for the product being in the growth process, when the market is not saturated the business would growth in the market and increased volumes lead to economies of scale, especially for some business which not have some clearly goals and development strategies.2.1.2 DifferentiationIt is the company would offer the unique products or services. Company could use the unique materials or research the new technology or new materials, then make consumers have the better and totally different products or services than competitors. If the AG Company wants to carry out this strategy, it should meet some requirements:First, AG Company need a strong research and develop their capability, the reputation of quality, innovation and technology. It would have the strength of marketing management and a team with high-level research staff, creative staff and high level skill staff. Then the business can make more superior difference than competitors. And the need of consumers will be various. The main competition is mainly about the product innovation.2.1.3 Cost LeadershipIt involves the firm winning market share by appealing to cost-conscious or price-sensitive customers. And it focuses on efficiency and lower cost. It means business reduce their cost and gain the competitive advantage about lower cost. The company in any market will gain lots of advantages from being able to produce at the lowest cost. A cost leadership strategy is appropriate when the company has its competitive advantages at producing efficiency, and the cost is lowest. It is useful for the product market share is much larger than competitors and the business that could reduce the cost of product through saving the materials, improve the technology, innovation of produce2.1.4 DiversificationThis is where we market completely new products to new customers. There are two types of diversification. The first is related diversification and the second is unrelated diversification. Related diversification means that the company remains in a market or industry with which we are familiar. Unrelated diversification is where the company has no previous experience in the market or industry. This strategy could be used in a company with many competitors in the same industry. And its products are on the stage of m arket saturation, and not perform as good as other competitor. Then the company could choose to produce new products in a different industry. At last it will attract new consumers and increase the market shares.2.2 Differences and Relationships between Strategy and Strategic ChoiceBusiness strategy includes planning choice, implementation and evaluation that guide the company to gain great profit and success. An inspired and clearly strategy would bring about successful, while a weak or unsuitable strategy may result the company astray.Strategic choice is consider the competitive advantage, the influence from environmental, the pressures, and then make a decision about the company future. In Alphabet Game, the strategy may be faced more choice. In this case, we could know that AG Company was a small-size company therefore they chose the cost focus strategy. The main difference between the business strategy and strategic choice is that strategic choice is a step of business strategy not a strategy. But it decided the best choice for organization strategy.2.3 Influence of Two Different Business StrategiesCurrentFrom the case, we could know that at the beginning, AG Company is a small-size company and lack of differentiation. And it only has fewer clients and low value manufacturing. The company began as three friends in 2001, house research, development and production which rank alongside any of its comparable competitors. According to the case, we could know that the cost focus strategy is most suitable for AG Company. They need cut down the cost by managing the value chain effectively. In AG Company, production cost have tripled in recent years with the introduction of next generation games consoles, the manager could make some decision about cut cost. Finding the new low-cost purchasing channel, purchasing the high quality materials cut the waste, saving the materials, improving the labor skill to improve the working efficiency. As the matter of fact, managers are considering all the possibility to cut down the cost. With the development of industry, there will be more and more consumers’demand variety. Therefore AG Company needs to make a change about the strategy to meet new challenges.FutureConsumers need expectations of appearance, movement and behavior has raised the bar in terms of graphic believability and authenticity. These make a request of new technique and creative. They should carry out the differentiation strategy to create the totally different products and service to customers aiming to have their competitive edge. AG Company should increase the investment in research and development to create unique goods and services. The new function marketing and educational tools, internet competitive marketing are the unique products offer to consumers. Company used the marketing or educational tools to clients. The rise of internet competitive marketing has also provided substantial opportunities and AG has striven to be at the forefront of that development.2.4 The Forces for Change2.4.1 Market/Industry KnowledgeSome market/industry knowledge is necessary to AG managers. By environmental research, we could clearly know the trends of market and the need of consumers. And by investigating the consumers, AG Company will realize the game worlds must react in a realistic manner and expectations of appearance, movement and behavior has raised the bar in terms of graphic believability and authenticity. When the managers have collected this information from consumers, AG Company would make the right decisions for the future development. They would focus on the new technique research and development and improving the staff skills. Therefore the market/industry knowledge is full of importance and it could affect the future and development of AG Company.2.4.2 Sufficiency of Resources and CapabilitiesWhen AG Company carries out a strategy, they should ensure that AG Company has enough resource and capabilities, the reason of which is that enough resource is the requirement when do the researching and developing of new products and service. In AG company, production cost and technological cost have risen most sharply inrelation to graphics as HD gaming requires large scale investment in staff and equipment., therefore , AG Company should add the investment capital in production and technological to meet the ever-growing demand of new production and services. With the development of AG Company the demand of resource would become larger and more various. AG Company should more focus on the resource channel and capabilities.2.5 the Effect of Business StrategyAfter analyzing this case, the better business strategy for AG Company is differentiation. This choice will bring many advantages. The first one is that it could help AG Company make more profits. AG Company select the differentiation strategy, then it will give the consumer a clear reason why choose them, such as the high-quantity of product and products with unique technology. The second one is that it could improve the innovation ability. AG Company uses the flash game as marketing or educational tools that is a innovation. It not can increase the sale, but increase the innovation competitive advantage which has provide a long-term plan for AG CompanyThe third one is that it will secure the customer loyalty. It makes the substitute goods have no strength in performance. Consumer will continue use this software until the new production appears. The last one is that it will increase the market share of AG Company. According to this case, we can know that there are many competitors in this industry, such as Microsoft and SONY which hit AG deeply. The product saturated lead to the lack market share. Therefore AG should innovate its unique product which has its own feathers like the games used as promotional tool and educational tool. Thus many consumers would become be willing to buy them, and the market share will increase quickly.2.6 the Role of ManagementWith the development of AG Company, it has met with some troubles. If AG Companywant to solve this problem, it is necessary to change the strategy. There are four strategic steps to change the management: strategic planning, strategic choice, strategic implement and strategic evaluation.Strategic PlanningStrategic planning manager is a designer of new strategy who should identify the problem and find the innovative ways to solve it. For the AG Company’s future, it is full of importance to change and design a innovative method.Strategic ChoiceStrategic Choice manger takes the role of a decision maker. They have enough rights to decide the organization choice about strategy, the way solve the problem and the development of future. They make a decision that Alphabet try to differentiation strategy, and create the production as educational or marketing tools for example internet viral marketing.Strategic ImplementStrategic Implement manager is responsible to operate the strategy, do well at working planning and time arrangement which is helpful for the staff to research and develop the unique production and service. From the case, we could know that AG Company creates flash games designed for client as marketing and educational tools, NHS, Pepsi, Virgin Media and many small businesses all become those clients. This software change the function it can enable data capture, provide key message to consumers or employees, providing a competitive advantage over other companies. Strategic EvaluationIn this step, manager is a evaluator who is have rights to decide whether the strategy is suitable for the organization or not, whether will change the trend of organization or not, whether it’s helpful to solve the problems faced or not.By analyzing the case, differentiation strategy would be better in AG Company. Internet viral marketing has provided AG Company with much income and recognition in an increasingly competitive marketplace and them has striven to be at the forefront of that development.2.7 the Influence of Changing managementWhen business is change strategy, they would have some factors effect on business, such as social responsibilities, business goals, environment, stakeholders, organizational culture,AG Company is mainly about a game company; therefore they should take the responsibility to children or teenagers. AG Company should take some methods to limit the hours for the game and AG Company must ensure the game content is positive and healthy.Business goal is the second factor could effect AG change management. AG Company’s goal is that it will focus the innovation, quality and excellence in the future. To achieve this goal, they will improve the technique and train the staff skills and to be creative.Environment factor also will have an effect on business management, including the market trend, consumer demand, level of income. The up-to-date technology software must become future software market trend. And there will be more and more target consumer with high income to buy specialized and custom products. So AG’s managers should focus on researching and developing to make innovation on the new product.2.8 Lewin's Force Field AnalysisAccording to the research, Lewin thought everything under a pair of opposite force and it keeps balance. Driving force is a force of push things change, restrained force is forces to keep the original state. The change is happen when the driving force exceeds restrained force and the balance is broken. In AG Company, there are driving force and restrained force.AG Company’s driving force comes from the pressure from competitors, such as Microsoft and Sony. If AG Company wants to make progress under the huge pressure, AG Company should retrain the personnel, changing markets, extend the lifecycle of product, changing the employee into the hard working nature, establish the global view of market development, social transformations, increased competition, new technology, management leadership change, new products and services, which will help AG Company make great achievement. The restraining forces are from individuals: fear of status, loss of status, inertia (habit), fear of the unknown, loss of friends. From organizations: strength of culture, rigidity of structure, lack of resources and contractual agreements. If AG Company wants to gain next strategy, it should continue to use the cost focus strategy. And it will cost too much change the company’s strategy from cost focus into the differentiation, so it’s necessary to find reliable investor to help AG Company accomplish this huge change.2.9 Method to Overcome ResistanceWhen AG Company has decided to make a change, it would meet some resistance. There are six approaches to overcome this resistance such as the education and communication, participation, support and guide, negotiation, manipulation and co-opting and coercion.AG Company could use the participation, education and communication, support and guide methods to overcome this resistance.Participation means that company should let it most staffs join the change because. In AG Company, staffs all have passion and are skilled in the development of software, so the staff could give more useful suggestion about research and develop unique production and service. And they know more information about the need of consumers; they could give the manager more information.Education and communication is also a key factor to overcome resistance. If staffs could clear decision and have no misunderstandings with upper level, the resistance will be subsided. Therefore AG Company would select and use the skilled staffs and arrange the training to new staff. And manager should often have a word with the veteran and old staff about the development of company, then it will helpful to deal with some serious problem, then help company minimize or solve the resistance to changes.3.0 ConclusionAG Company is a software company and games development company based in 2011. The company began as three friends pursuing a passion, This report has indicated thefor business strategies, and differences and relationships between strategy and strategy choices, identified the effect of the current and future strategy and told the impact of both, last, this report has used Lewin's Force Field Analysis and decided some approach to change, According to this context, AG Company would gain the next profit in the future.4.0 ReferenceBusiness Strategy [online],Available: /wiki/Business_strategy [accessed 23 June 23, 2013]Strategy Choice [online]Available: /wiki/Strategy_choice [accessed 23 June 23, 2013]Lewin's Force Field AnalysisAvailable:/wiki/Force_field_analysis [accessed 24 June 23, 2013] Alfred Marshall (2003) Principle of EconomicsScottish Qualifications Authority, Business Culture and Strategy, China Modern Economics Publishing House, Beijing (2005).。

It aims gain the initiative of the price and take low cost as market49entry barriers, thus making the company become the leader in the industry. So the applicable business environment of this strategy is that the market5051competition is fierce, and the industry products or services are standard52with lots of substitutes in the market, but there are few ways to achieve53differentiation. Because the market has large buyers and significant54bargaining power, company can use amount change price. When this strategy55can be implemented successfully, the low cost will be used as the barriersto prevent others to entry, as times passes, the company will become the5657leader in this market.58Differentiation involves creating a product that is perceived as unique.Differentiated goods and services satisfy the needs of customers through5960a sustainable competitive advantage. So this strategy suits theenvironment that there are many methods to distinguish the products or6162service, most consumers in the market are not switching low cost with 63diversified needs, and they can recognize and value this kind of 64uniqueness. And the firm should have strong research and development 65skills, strong product engineering skills, strong creativity skills and 66strong marketing skills.67Because differentiation lead to a comparatively higher price, if 68consumers pursuit the low price and can not accept the price and this 69kind of differentiation, they may not willing to buy your product. And 70once the strategy be implemented successfully, it can bring company customer loyalty and brand loyalty.7172Cost focus refers to provide products and services to a few customers 73at the lowest prices. This strategy adapt to a narrow, niche market, used by smaller firms. In this business environment, consumers switching on7475low cost. Because this strategy focuses on a few consumers, so the 76organization can afford neither a wide scope cost leadership nor a wide 77scope differentiation strategy, in order to provide better products or 78services for consumers with low cost, cost focus strategy is most suitable 79for this kind of environment.Differentiation focus refers to one can provide products and services8081to a small number of customers better than rivals by differentiation.82This kind of strategy is suitable for a narrow, niche market to smaller firms, and in the market, consumers have different demands. Because this8384strategy focuses on a few consumers, and with differentiation focus 85strategy, the company can meet various different demands of consumers, 86providing better products and services.872.2 Business strategies and strategic choice88Business strategy is the long-term plan and decision used to guide a 89company, in order to achieve greater profitability and success.90‘Strategic choice is a matching process of environment, advantages and 91disadvantages inside and outside’(TANG Dongfang 2011, p15). It is92concern ed about an organization’s future and many pressures and 93influences form its external and internal environments.94A business strategy is a plan, a concrete program, while a strategic95choice is a process to decide the better one, and pick up the appropriate choice for the company among many different designated strategies. The9697connection between the two is that only through the a matching process 98of strategic choice, can the company draw the most appropriate business strategy which contribute to the company’s development.99100At the start-up stage, Alphabet Games’ resources and funding is 101limited, it is impossible for Alphabet Games to expand the scale of 102production to reduce production costs. And the game market is flourishing, 103profits back is quick, the competitors are also very few. So according 104to company’s present situation and the external environment such as competition within the industry, Alphabet Games choose 105106differentiation strategy which is the most suitable for the present stage 107of the company’s dev elopment.2.3 Two different business strategies within Alphabet Games108109In the case, the game market has fierce competitiveness, so according 110to the analysis of business environment of strategic choice, Alphabet 111Games apply the differentiation strategy that providing bespoke software 112solutions to clients around the world, in order to meet market challenges 113and individual needs. Then, with the change of business environment that 114a recent growth in demand for flash game, so Alphabet Games apply the 115cost leadership that using data capture to provide key messages to 116Comprehensive consumer market with comparative lower costs for survivalin market.117118On the one hand, different strategies may lead to the same behavior.119Because Alphabet Games always pursuit the innovation, quality and120excellence, and emphasize the passion in the work, so no matter how the121strategy change, the employees’ value would not be changed that they122still insist the philosophy of the innovation, quality and excellence. On the other hand, in the initial differentiation strategy that 123124corporate’ s profits is come from the special core which different form125others, but the employees in Alphabet Games may have different understandon the value and the differentiation strategy, thus leading to the 126127different behavior.1282.4 Forces for changes129‘Strategy management includes strategy formulation and the planning130and monitoring of strategy implementation, in order to achieve company131goals’(Strategy management, 2015). ‘While strategy updating is thatbecause of the change of external environment, enterprises have to take 132133advantage of new knowledge and innovative behavior to change the product134or market’(Strategy updating, 2015).135One of forces for changes Alphabet Games must considered when managing136its business s trategy is establishing a key ‘differentiator’. Only137adopt a model that is hard to imitate can organization maintain the138success. And the differentiation of Alphabet Games reflects in its139pursuit of innovation, quality and excellence, which enabled Alphabet140Games to develop successfully. And Alphabet Games also provide bespokesoftware solutions which is different to others, in order to meet market 141142challenges and individual needs.143Another one can be o ffering consumers ‘a unique value’, perceivedor real. On ly the consumers can receive and acknowledge company’s 144145product or service, can organization achieve its strategic goals. So in146order to meet market challenges and individuals needs, and gain147recognition and acceptance from consumers, Alphabet Games consider on148offering consumers a unique value that providing the bespoke software149solutions.The forces for change Alphabet Games must considered when updating its 150151business strategy can be the inflation. Because inflation would result152in higher game production cost, which is an important factors in decidingthe success or failure of the Alphabet Games’ strategy updating. For 153154example, in the case, the game development cost £50000 in1980 while now155it cost £5 million, because of the inflation, the costs associated wi th156development and marketing have seen a significant rise, so in order to 157cope with this situation, Alphabet Games tend to consider the strategy158updating.And the demand for higher quality, new generations, developed 159160technology also need to be consider by Alphabet Games. Consumers tend161to pursuit the concept that game worlds must also react in a realisticmanner, so this change of market demand also led to strategy updating 162163in Alphabet Games.2.5 Potential benefits164165The first benefit is the increased scale. Because of the effective166strategy, Alphabet Games’ scale also be expanded. The rented office that167housed three students has been replaced by a custom built facility that168houses research, development and production which ranks alongside any169of its comparable competitors. And its expansion and subsequentdevelopment has led to the recruitment of 25staff ranging from software 170171and games programmers to a new breed of marketing professionals and172business managers .Stable consumers is also one of the benefits. Because of the effective 173174business strategy, Alphabet Games has developed a world renowned175reputation for excellence, quality and innovation, so customers can rely176on the Alphabet Games’ products, thus forming the stable customer base. 177The other benefit is the loyalty from staff to Alphabet Games. Due to178the effective strategy, Alphabet Games developed rapidly, providing manyjob opportunities and the chance of promotion to employees. Employees 179180think the job is promising, and salary and benefits can be ensured in181the company, their enthusiasm on work and loyalty of Alphabet Games will182also be improved.183The effective strategy also bring Alphabet Games the increased profits.184In the case, Alphabet Games no only expand its scale, but also develop185more life-like video game, which means it profits has also improved. 1862.6 The role of management187The management in Alphabet Games play a role of effective decision188makers. In the case, when Alphabet Games face with the fierce competition 189and the products would become unprofitable in the market, the management 190quickly decide to quit the current game market, changing the product, 191developing the new market, and focus in the data capture that providing key messages to consumers and employees. Because of the effective and 192193efficient decision by management, company can transform successfully. 194In addition, the management in Alphabet Games also play a role of proactive forecasters. When Alphabet Games face with the pressure from 195196the game market, the management in Alphabet Games has seen a recent growth 197in demand for flash game, and think these can be used as marketing or 198educational tools, thus according to these reliable industry trend 199prediction Alphabet Games can develop the data capture business 200successfully.2.7 Possible impact of competing influences201202For stakeholders, Alphabet Games began as three friend pursuing a 203passion for software, therefore, as the shareholders of Alphabet Games, their initial goal is that making the enterprise stronger and stronger. 204205So when external environment become competitive and the company could 206not find the profits in the game market, the shareholders tend to updating 207the strategy and change the management mode to promote the reform of 208Alphabet Games, in order to develop the company unceasingly.209In the external environment, as the competitors of Alphabet Games, Sony 210and Microsoft hope that the fewer competitors in game market the better, 211so they invest and budget for huge amounts to make even bigger profits, 212making small and medium enterprises could not survive in this market, which virtually impel the transformation of the Alphabet Games.213214However, as the employees in Alphabet Games, they are expert in game215making, and due to the unknown risks, the uncertainty of the position216change and salary, they may not willing to change the current situation,217which to a certain extent can hinder the Alphabet Games’ reform.218For business goal, t he Alphabet Games’ founder is designed to makethe company bigger and stronger, and insist the passion for software, 219220and pursuit the innovation, quality and excellence. When external221environment is change and Alphabet Games could not gain the profits fromthe game market, in order to achieve the goal, Alphabet Games transfer 222223the market to data collection. Therefore, the business goal of Alphabet224Games also promote the reform.2252.8 Three-step change model226‘Lewin introduced the three-step change model in 1951. The model227involve three stages including unfreezng the present, moving to the newlevel and refreezing the new level’(Three-step-change-theory, 2015), 228229which help managers understand what activities must take place in order230to carry out successful organizational change.231The first stage focus on recognizing the need for change and improvement.232In the case, driving forces for change are as following:233The market competition, as the loading of costs provides the big firms234like Microsoft and Sony a huge advantage over the smaller game producers235as Alphabet Games, they invest and budget for huge amounts to make even236bigger profits, while many small companies as tight profit margins aredriving many to the wall, this drive Alphabet Games to making change to 237238expansion, in order to increase profitability of the company.239The booming market for prated copies and imitations of game is alsoan significant factor, its low cost has led to the loss of sales. So small 240241and medium enterprises, such as Alphabet Games, could not invest heavily242and have to transfer the market.243In addition, the inflation lead to the small profits with huge244investment in game development that the research and development costs245now is nearly one hundred times over which in the eighties. Alphabet Gamescould not afford the huge cost, so be promoted to change.246247While restraining forces against change are as follow:248Partnerships with other companies. Alphabet Games has establishedpartnership with many film production companies, and have worked 249250exceptionally hard to enter into working agreements with film and TV251production companies and magazine, comic and book publishers. Alphabet252Games has spend lots of money and time on this, but reform means quitting253up these, so it may restrain the company to change.254The employee's resistance. Due to the unknown risks, the uncertaintyof the position change and salary, the employees in Alphabet Games may 255256not willing to change the current situation, which to a certain extent257can hinder the Alphabet Games’ reform.Only when the driving forces are much more than restraining forces, 258259can the present be unfrozen. The second stage is moving to the new level which focus on encouraging 260261staff to adopt new behavior and attitudes. In this stage, Alphabet Games262first should make a specific call for change and announce re-structuring263within organization. Then Alphabet Games gather the views on possible264solution such as appoint the new senior manager. In the process of reform,265the employees in Alphabet Games may not approve the change, so AlphabetGames should make the whole staff to participate in considering possible 266267solution, in order to change employee awareness of reforms, improve the268identification of change and solve the resistance in the process of reformimplementation. Lastly, Alphabet Games should announces job losses and 269270plant closures and begin tho conduct the reform.271The third stage is focus on stabilize the organization in its new state272of equilibrium by.273Alphabet Games should announce the the new rules, regulations and274system of rewards and punishments, then communicate that change will taketime and reassure remaining employees.2752762.9 Suggestions on minimizing and overcoming resistance277The six change approach was introduced by Kotter and Schlesinger, which278is for dealing with resistance to change and help manger realize that279different types of change and different stages in the change process will280require different approaches.281The first way is education and communication. Alphabet Games should282communicate with every employees effectively at all stages of change,283and resistance can be reduced by communicating with employees to helpthem see the logic of a change. But the credibility of this method is 284285not high, only applies to condition of less change.286The second way is participation. Participation style will involve staff287in the consultation and can help make good communication within Alphabet288Games, then weaken the against attitude from employees and spur staff289to make compatible efforts to the correct development direction andachieve the change goals. Also by making the employees experience this 290291in person to improve the credibility and recognition.292The third way is support. Alphabet Games should provide training andresources support for technical problems of job-transfer, for example, 293294through the counselling and re-training to enable employees to adapt tothe new job and reduce employees fear and anxiety.2952962973.0 Conclusion298In conclusion, this report explained four business strategies, the main299differences and working relationship between business strategy and300strategic choice with Alphabet Games. Also it explain the role of301management, the possible impact, as well as suggestions for resistance302minimize within Alphabet Games.3033043053063073083093103113123133144.0 References1. HND商务文化与策略

H N D商务文化与策略 Prepared on 24 November 2020Strategy and Culture in J D WetherspoonSection 1: External environment(a).The PESTEL analysis heading are a framework in which environmental influence are categorized into six main types: political, economic, socio-cultural, technological,, environmental and legal.1.P: political forces, as the political arena has a huge influence upon the regulationof business and the spending of consumers and other businesses. The political is including government stability, taxation policy, social welfare policies and the trade regulations. In our case of J D Wetherspoon plc, the Monopolies and Mergers Commission take a ruling about broken the ‘tied house’ system, this ruling limited the brewer selling the beer and brewing the beer at same time. And the government pays attention for the disadvantage.2. E: economic forces, as the state of a trading economy in the short-term and long-term influence the wealth of a population. The economic is including interest rates, inflation, and disposable income and product seasonality and so on.About the J D Wetherspoon plc, in the start of twenty first century, J D Wetherspoon was facing much more competition. The retail licensing marking had adapted to the changes in the ‘tied house’ system and other retail pub chains like Regent Inns and Punch Taverns had been developing their businesses. And the supermarket began selling drinks also have influence on the company.3.S: socio-cultural forces. Such as religion and demographics impact upon productdesign and spending by consumers. It includes lifestyle trends, education level, population demographics and social responsbilityIn the case, people more and more carefully to take attention on their health, so they began to reduce the wine drinking. Then J D Wetherspon plc develops a kind of low ethanol wine.4.T: technological forces, such as information technology influences productionmethods, and transportation influences market penetration and product costs. It will include speed of introduction of new technologies, innovations/developments and consumer buying options and so on.In the case, with the technological develop; the beer can be bottled and selling in the market. Because of this, people aren’t need to drink beer only in the pubs. This can decrease the sell share of the J D Wetherspoon.5.L: legal forces, such as product safety influences design, and trading practicesinfluence how businesses conduct themselves in the market. It may include like employment law, healthy and safety, company law and consumer protection and so on.In the case, the government issued policies to limit the wine drinking, and the Monopolies and Mergers Commission take a ruling about bro ken the ‘tied house’ system, this ruling limited the brewer selling the beer and brewing the beer at same time. All of these legal forces could have influence on J D Wetherspoon.(b).The analysis of the organization’s internal and external strategic environment is referred to as a SWOT analysis. SWOT is an acronym for strengths, weakness, opportunities and threats. The SWOT analysis is a very popular tool with managersmanagers began as bar staff or cleaners. The company provide lifelong training and adopt he staff suggestion, and communicate with them, J D Wetherspoon provide quiet environment and the service are always satisfied the consumer demand, all of these can protect the company develop well.W: the food in pubs of J D Wetherspoon, it supports complimentary crisps with baguettes, this kind is bad for customers’ health and it didn’t distinguish the hot degree, this might cause customer’s discontented for the J D Wetherspoon. It also doesn’t have children’s meals. This will let the customers of adult unconvenient, and it may because the children are hurt. All of these can loss the customers.O:J D Wetherspoon is managing he pub style as ‘quiet’. But now, it acquired the Lloyds pub chain, J D Wetherspoon develop it as another style. This kind of pub’s music dazed outlets with a much stronger entertainment element and show TV programs, this can attract much more customers. The company also begundeveloping budget hotel, this can develop another market and increase the profit of J D Wetherspoon.T: J D Wetherspoon faced many computers, like Regent Inns, Punch Taverns and the supermarket. They will strive the share of market and the customer. Thegovernment policy also influences it. Like the limit of brewing and drink beer in the century of the city, this also can decrease the share of J D Wetherspoon. (c).Through a SWOT analysis an organization can assess its current position and make comparisons with competitors in order to plan activities and resources appropriately. It is the first stage of planning and helps managers to focus on key issues. It is important remember when carrying out a SWOT analysis that it is not absolute. Simple rules for successful SWOT analysis like next:●Be realistic about the strengths and weaknesses of the organization.●Analysis should distinguish between where your organization is today, and wherebe in the future.●Be specific. Avoid grey areas.●Always analysis in relation to the competition.●Keep your SWOT short and simple. Avoid complexity and over-analysis. SWOT analysis is a kind of subjective and short term in its nature, so it can’t use to analysis long-term situation. For example, when you analysis the opportunities, you can think about: where are the good opportunities available to our organizationSection 2: Organizational culture(a).1. Organizational culture is difficult to define precisely. A simple description is that it is a system of shared meaning between members of an organization or ‘the way we do things here’. It acts as the social glue which holds the organization together. Research shows that the culture of an organization can significantly affect the way in which the company operates, particularly in terms of its effectiveness. Shared values become embodied in the organization’s ideology or philosophy and act as a quite to beha vior and ways of dealing with anxiety. In J D Wetherspoon pubs, it says that people are its best asset. The company is satisfied the staff, so this is its organizational culture. It has a flexible training policy which enables people from all kinds of different backgrounds to join the company. It is committed to lifelong training and it provides staff with opportunities to gain relevant qualifications such as those offered by the British Institute of Innkeeping, 20% of senior managers began as bar staff or cleaners.2. Basic assumptions at a very fundamental, almost subconscious, level tell employees how to perceive, think and feel about things. These are the elements of culture are unseen and not openly identified in the day-to-day interactions of the membe rs of the organization. Culture elements at this level exist as ‘unspoken rules’ and are rarely discussed within the organization. They direct the way events and actions are perceived and interpreted by the organization. In the case, J D Wetherspoon create a quarter of the space in each establishment is non-smoking.(b).A kind of recognized model of organizational culture is Terrence Deal and Allan Kennedy. It is based on how quickly organizations receive or strategies and the level of risk that they take. Deal and Kennedy stated that these two factors gave rise to four generic types of cultures, which they called tough guy/macho culture, work hard/play hard culture, bet-the-company culture and process culture. Through the case, we can know Tim Martin is a ‘big man’ in his company; he manages the company with his mind and idea, it company is include by the food industry, all the staff work hard every day, and then they will have a holiday for several days. So J D Wetherspoon is suit the tough work hard/pay hard culture. The work hard/pay hard culture’s core value is keeping good customer service. In the case, the company has a ‘lifestyle guarantee’ which aims to give managers time for a life outside work. Another key aspect of the company’s operation is ‘involvement and communication’. Staffs are kept in touch with weekly newsletters, a monthly company video and by publicizing the minutes of Board meetings. The companyalways pays highly attention to the staff and the customers, and the information’s high-speed recreation, and the company also does these suggestions quickly. (c).Culture is something every organization has, but it is not a concrete entity. The culture of an organization impacts upon how that organization reacts to change and it also explains what an organizations stands for. Organizational culture is difficult to define precisely. A simple description is that it is a system of shared meaning between members of an organization or ‘the way we do things here’. The founders of the organization have traditionally had a major impact on the organization’s early culture. Through the culture and the behaviors, in the company, the company built the pubs environment very quiet and let its staff work hard in several days and have a holiday in several days. So, a kind of culture will have a kind of behavior.(d).The other type of Terrence Deal and Allan Kennedy of recognized model of organizational culture is process culture, it is focus on details and process excellence. However, the stress may come from internal politics and stupidity of the system. This kind of culture has slow feedback/reward and low risk. As a food industry, it pays attention on the result about the customers satisfied. So it isn’t paying much attention on the details and process. If the company becomes the process culture, it will bog down with how things are done and not with what is to be achieved.Section 3: Business strategy(a)In the Generic-Strategies---Michael Porter (1990), there are three strategies: cost leadership, differentiation and segmentation, niche or focus strategy.1.Cost leadership is a low cost leader---gain competitive advantage from being ableto produce at the lowest cost---‘cost advantage is the focuses’, the low costdoesn’t mean low price---gain the benefits. It in a broad market scopeenvironment where it has a kind of substitute products and power competition. 2.Differentiation is differentiated goods and services satisfy the needs of customers, and the companies can de-sensitize prices and focuses on value-higher price and a better margin. So it needs to incur additional costs in creating its competitiveadvantage. It in a broad market scope environment is in that the customers’loyalty can help the company limited and reduce new entrants and competitors. 3.The segmentation, niche or focus strategy is included cost focus and focusdifferentiation.●The cost focus is a form aims at being the lows cost producer in that niche orsegment, it in a narrow market scope environment like low cost than thedifferentiation in a niche.●The focus differentiation is a firm creates competitive advantage throughdifferentiation within the niche or segment. Its potential problems are small, specialist niches could disappear in the long term. Its associated environmentis in the narrow market scope, you can use a special product from the majordeveloped market competitors who have different purposes.(b)In the case, during the1980s and 1990S the company relied on organic growth by acquiring suitable sites and converting them into J D Wetherspoon pubs. And it is developing a style that is quiet, healthy and satisfied environment. In the case, we can see that it build non-smoking and provide health food to the customers. To its staff, the company thinks that people are its best asset. This style is more different with others. In our case, all of these we have said, during the 1980s and 1990s, J D Wetherspoon is a pub chain, it has many pubs, the company’s aim is to manage the pub to satisfied with the customer, and it is always make its strategy in the pub chain, its all of actions like provide cheap beer and non-smoking area and so on, which are all of set the main point to its pub manage style. So I advise that the company’s situati on is suit Generic-Strategies---Michael Porter (1990), differentiation. From the strategy, J D Wetherspoon gets more benefits, here I only identify four about it: the company build its own style and brand, it has its own customer group, the expansion about share and scope is growing quickly, and the benefits is more than before.(c)During the 21st century, J D Weterspoon was facing much mire competition, and through the government’s policy limited, its develop was decrease and slowly, then it begain to change its style and acquired others, it serve breakfast and open earlier in the morning, support the family dining area, show televised football and so on. The company also began to manage other area like the hotel. So it suit Generic-Strategies---Michael Porter (1990), segmentation, niche or focus strategy.During the1980s and 1990s, the company relied on organic growth by acquiring suitable sites and converting them into J D Wetherspoon pubs. In the case, we can see that it build non-smoking and provide health food to the customers. To its staff, the company thinks that people are its best asset. It is Generic-Strategies---Michael Porter (1990), differentiation.During the 21st century, it also pays attention to the staff, but it try to change its style, manage motel, and the food what has provided.(d)When a company was changing business strategy, it must be considering the factors, so as J D Wetherspoon .●Exterior environment: by the start of the twenty first century, because of the retaillicensing market had adapt to the changes in the “tied house” system and other competitor had been adapted it and developing their business. So J DWetherspoon was facing much more competition. Many other competitors run the pub and receive the pay rent, this situation lead to saturation of the pub market. So J D Wetherspoon needs to change its business strategy.●Policy: during 2002-2004, government allows the supermarket began sellingdrinks, particularly premium larger, at loss-leader prices. This means that the pub can not compare with supermarket in price. On the other hand, governmentconcern about binge drinking and the consequent ant special behaviors, particularly in city centers. This lead the decrease of new pub number and sharesof case form. They must to change to save their company.(e)Strategy is many things like plan, pattern, position, ploy and perspective. As position, strategy is the stance organizations take. Organizations can choose to: be a specialistprovider; be the low-cost provider and so on. In the case, we can know that: at first, itsupplies special environment quiet, clean, non-smoking to others. During thedevelopment of pubs, they all became to do special environment like that. Then J DW began to serve breakfast, show World Cup football and so on, it also develop newbrand like ” L N O”, and begun developing budget hotel as “Wetherlodges” to changeits strategy, all these process of strategy from differentiation to focus on differencestrategy choosing is its strategic choice. So the strategy choosing is a process.(f)Key issues in the management of a business strategy like next:●Market/industry knowledge●Sufficiency of resources and capabilities●Offering consumers ’a unique value ’ perceived or real●Establishing a key ’differentiator’●Consistent communication consistently●Management must keep change feasible and Structure●Recognize the principal causes of strategic change.About the J D Wetherspoon, I will talk about two points:●Consistent communication consistently. In the J D Wetherspoon, ‘movement andcommunication’, staffs are keeping in touch with weekly newsletters, a monthlycompany video and by publicizing the minutes of broad meeting. And J DWetherspoon attend to listen to the staff voice, like their suggestionswethers poon’s ‘listening’ policy is based on a system successfully pioneered bythe hi-foreteller, richer sounds.●Establishing a key ‘differentiator’. During the development and growth of thecompany, it provides real ale beers at relatively low prices and care about childand disable, it build non-smoking area to keep health for the customers.Section 4: Change(a)Because of the two powers about restraining forces and driving forces take effect. Thestrategy of J D Wetherspoon changed over time. Through two forces of restraining isthe force working against desired changes. And the other force of diving is the forceof working for desired changes. If the diving force is stronger than restraining force, then the firm will be changing. The leader could compare the two forces, and consider the company need to changeor not.Next we will talk about J D Wetherspoon’s driving force and restraining forces.1.Driving forces: The increase competition, many competitors run pubs to rentthe money.Government takes many police like concern about binge drinking, andthought it is anti-social behaviors. The changing market, the market appears to be over-supplied.2.Restraining forces: Inertia (habit) of the J D Wetherspoon, like their staff, theyhave habit to their ruler and management. They want the steadyenvironment of work.Strength of culture in the J D Wetherspoon is very strong, theculture has a strong effect on J D Wetherspoon and its staff andits structure.(b)The big changes from business ethics is a mainly factor in the J D Wetherspoon. In the case, the government concern about binge drinking and think it is an anti-social behaviors, and it is particularly in the city canters. The situation of pub wasn’t been saw to be encouraging brings them bad policing. The event causes a bad effect on J D Wetherspoon. The bad influence on J D Wetherspoon about profit and shares and sales. Tim Martin now as an executive, he had give up his power through daily time. So the business ethics is very important factors for J D Wetherspoon.(c)The role of management of J D Wetherspoon dealing with the changes is like next:●Establishing directions: developing a vision of the future often in the distantfuture, and strategies for producing the changes needed to achieve that vision.During the J D Wetherspoon’s d evelopment and grows, the firm sale bear incheap price, take non-smoking area, provide television program and so on. All of these means J D Wetherspoon adopt the above behavior to reply change.●Aligning people: communicating direction in words and deeds to all whosecooperation may be need so as to influence the creation of teams and coalitions that understand the vision and strategies and accept their validity. About the J D Wetherspoon, it communicates and knows about customers needs, then change its business, like breakfast serving in the morning before normal time at 11:00 a.m.●Motivating and inspiring: energizing people to overcome major political, bureaucratic and resource barriers to change by satisfying basic, but oftenunfulfilled, human needs. Monitoring organizing and results, through find thecareless to solve the problems. The leader should fide out the difference between J D Wetherspoon and others. It always needs to communication with people, know their needs and solve them, help them to adapt the changes in the company.(d)I will give some suggestions to J D Wetherspoon’s management, in order to help them analysis a change situation. I am introducing the three-step conceptual framework from Kurt Lewin to management. He has introduced the three-step change model in 1951 and has agreed the change that should be involved and concerned with the three stages and the individuals. The three stages like next:●Unfreezing the present. Reducing the forces maintaining the organization in itspresent situation. Recognizing the need for change and important. In this stage, management need let their employees know the importanceof the change. In the 21th centaury of the case of J D Wetherspoon, itfaced more competition. Some other retail pub chains had beendeveloping their business, and some of the pub are increasing the marketappears to be over-supplied. The government limited the drinking andthe consequent anti-social behavior. In a word, the market share, profitand sales are decreasing. So the company needs to change.●Moving to the new level. Shifting the behavior of the organization to a new levelby encouraging staff to adopt mew behavior and attitudes. The implementation of the change. In this stage, the employee needs to accept the mew business culturewith the management’s help. Leader can use motivate methods toencourage employees say yes to the change. For instance, they can giverewards to employees, or so benefits. About J D Wetherspoon, it hassome changes like: most pubs have a dedicated family dining area wherechildren and their parents can eat together, and the pub began to servebreakfast and open earlier in the morning, and pubs start to show TVprogram and the television football, and so on.●Refreezing the new level. Stabilizing the organization in its new state ofequilibrium by, for example, establishing a new culture or new structure thatreinforces the change. In this stage, the behavior and attitudes of the employees needsmanagers’ force to treat and adapt the new culture, and monitor isessential. Managers need to ensure the business changes’ attitudes andconcepts and the new business culture. The company of this case shouldadapt a number of methods to strength change and achieve fullyimplement the change.●If it needs ensure the successful about fully implement change. We need adaptKotter and Schlesinger’s management style in order to dealing with the resistance to change.●Education and communication. In this method, leader needn’t presume theinformation and knowledge and passed downward through the organizationautomatically, on the other hand, they should communicate with the employee in every stage of change. In J D Wetherspoon, it adopts a key aspect of operation about “involvement and communication”. Employees always keep touch with weekly newsletters, a monthly company video and by publicizing the minutes of board meetings. J D Wetherspoon does well in the acting and listening for their business. J D Wetherspoon can effectively use the method to communicate with staffs. In education aspects, J D Wetherspoon need set train classes foremployees to improve themselves, and ensure that staffs could adapt thenew business culture and structures. In order to reduce the feel of worry, then will positive to change. Staffs clear up any misunderstandings andreceive the full facts, the resistance will subside.Participation: the leader should let the employees to consultation process, and ensure them could obtain enough information of change. The manager also take them know they are valued; their opinion is valued for the company. Thissituation can ensure their information is right and immediate, and ensure thecombat rumor and effectively combat employees feel they have lake ofinformation and communication. So it is difficult for individuals to resist change the idea in which they have participated.。

It based the model for a pub on a 1946 essay by George Orwell which referred to an imaginary pub called ‘Moon Under Water’. In the 1992, the JD Wetherspoon became a plc which time it consisted of a chain of 44 pubs and now it has over 600 pubs. In 2002, about 10 years after flotation, its share price rose to more than ten times its original value. This report has 4 sections. Section A is going to give examples of external environment which have affected the way JD behaved. Moreover, using a SWOT analysis, explain the relationship between JD and the environment it is facing during the early years of the 21st century. Section B aims at explains the organization culture and organization behavior in an organization. Moreover, the report will explain the type of culture that the organization has using a recognized model of organizational culture. Section C mainly evaluates the business strategy that JD adopted and how to manage strategy within an organization. Section D deals with the times change which affect JD Wetherspoon directly and give some recommendations for these negative changes.DiscussionSection Aa)Examples of SPETL analyze. The social factorPub suit for the traditional cultureThe UK social culture is traditional concept, so the JD Wetherspoon pubs don’t play music or show TV programs. secondly, the UK social culture is pursue the higher standard living, so that the JD Wetherspoon pubs not serving complimentary crisps with baguettes, were health conscious and almost always left the crisps, introducing a‘hotness’ rating on the curry menu.Entertainment elementAt the beginning of 80s, younger generations of customers want to enjoy music or an evening out, therefore, Wetherspoon’s need to transform from tradition to entertainment in order to remain competitive. The technological factorVentilation SystemEach of the ventilation systems cost more than 100,000 pounds. It aims to ensure that customers do not leave smelling of smoke.Security systemIt now has more than ten of these hotels, all of which have bar facilities attached to them. This is technical factor. In order to attach customer, the pubs must use high technology and equip it. JD provide ventilation system in each pubs for customers to give a clear indoor environment. The Economic factorEconomics crisisAs know that in the beginning of 21st century has a big economic crisis in the work, it cause the Economic environment of British is not prosperity. So more and more company redundancy the employees, it will be make a large number of people loss the job, m oreover it cause the income is down and the people’s buy power is decrease. Consumer behaviorBecause in the supermarket, the wine and beer is cheaper in the pubs, some more and more people like buy some wine go back home rather than go to the pubs. So that the JD Wetherspoon have to expand business areas which it has begun developing budget hotel, the JD Wetherspoon pubs now serve breakfast and have a dedicated family dining area where children and adults can eat together. It will be immediately make more profit for self-help.Political factorJoin the EuroThe UK government considers make the Pound join the Euro aim to Euro integration. It is a dispute for the British, because if the Pound joins the Euro, it causes the depreciation of sterling so that the commodity price will be increase. This point is very important for the JD Wetherspoon pubs, because it will be make the customer will pay more cash for the alcohol. So that the Martin is a noted euro-sceptic and in 2002 printed 500,000 beer mats and put up 10,000 ‘save the pound’ posters to encourage customer to think about the issue while they drink.Unemployment factorsThe Government applied monetarist policies to reduce inflation, and reduced public spending. Deflationary measures were implemented against the backdrop of the early 1980s recession, leading to 100.000 being added to the unemployment register every month, the early 1980s recession saw unemployment saw unemployment rise above three million, it directly led to pub industry economic losses.Legal factorGovernment policyIn this case, it show some legal for the pubs, for instance, the government concern about binge drinking and the consequent anti-social behavior, particularly in city centers, beer tax. It made the less of people go to the pubs. So the JD Wetherspoon pubs have to diversify operation, For example, it serve the breakfast and open earlier than licensing hours begin at 11.00 am.OpportunityJ D Wetherspoon seized the opportunity of political stability and positive economy trend to expand smoothly. Besides, J D Wetherspoon owned its outlets, therefore it can easy to control its outlets based on wide span of control. Minimum human resources waste on management caused by J D Wetherspoon is a centralized structure.ThreatAs government issued the social policy, pubs cannot be seen to be encouraging binge drinking and the consequent anti-social behavior. J D Wethspoon suffered a resistance from social policy, the market shrunk due to competitor adopts different approach to share the market, and the company has to change the strategy as a result. The cost of changing will delay the development.b)SWOT analysisStrength1JD Wetherspoon has a perfect communication in the company. As know that the JD Wetherspoon places great importance on listening to and acting on, it has two-way communication from members of staff on all aspects of the business about the feedback. Moreover, the JD Wetherspoon owned some fantastic facilities, for instance it has a ventilation system in each pubs.Strength2High degree of staff loyalty thanks to the company’s training policy. Staff is willing to work due to their advice or recommendation could be adopted by the board if it makes sense.Weakness1But JD Wetherspoon also has weakness. JD Wetherspoon follow the British traditional culture, so the JD Wetherspoon pubs don’t has any fashion facilities, for example they don’t have the TV and music, so they loss of customer. Chairman gave up day to day control in 2004 to become non executive chairman working two days week. This seriously influence JD’s marketing activity.Weakness2Government concerns about binge drinking which would result anti-social behavior.Opportunity1JD Wetherspoon reviewed it opportunity. In 2002, it acquires Lloyds pub chain consisting of 10 pubs. Since then, it has developed the Lloyds Number One Brand and greatly increased the number of outlets.Opportunity2The music based outlets with a much stronger entertainment element has been adopted in some J D Wetherspoon outlets. Younger generation would like to consume the pubs like this.Threat1But JD Wetherspoon also has threats. For example, the market now appears to be over supplied. It competes with supermarket. supermarket began selling drinks, particularly premium lager, at loss-leader prices.Threat2Supermarket began selling drinks, particularly premium lager, at loss-leader prices. Therefore, niche market and fierce competition has coming.c)Guidelines for management useOperations in communication S1-T1The company has a perfect communication in the company. As know that the JD Wetherspoon places great importance on listening to and acting on, it has two-way communication from members of staff on all aspects of the business about the feedback. As a strong competitive factor they should extend services to drinking-off period to attract more customers.Developing high degree of staff loyalty S2 to T2High degree of staff loyalty avoids J D Wetherspoon lose the number of staff in high unemployment. It helps the company pull through the risk of unemployment.Section Ba)Organization culture in JDWThe organizational culture is the basic assumptions, shared values and beliefs that guide the way organizational members behave toward each other and approach their work. (Chen Jing Handout/2011)Shared valuesThe shared values are the norms of behavior which run around the organization.(Business Culture and Strategy/2010)According to the case, the JD Wetherspoon shows the democratic leadership in the organization values. The company’s operation is ‘involvement and communication’. Staffs are kept in touch with weekly newsletters, a monthly company video and by publicizing the minutes of Board meetings. The norms and values of a culture are effectively the rules by which its members must abide.Granted assumptionTaken for granted assumption are more informal and develop over time often in the form of low profile symbols such as physical symbols, stories and common language. (Business Culture and Strategy/2010)In th is case, Wetherspoon’s ‘listening’ policy is based on a system successfully pioneered by the hi-fi retailer, Richer Sounds. Julian Richer, owner of the company, acted as a consultant to JD Wetherspoon. The Martin eventually became a regional manager. The manager can use this way to reduce positive mood move into the job and improve the loyal for the JD Wetherspoon.b) The type of culture in JDWOrganizational culture is a system that people can use to classify what a business ’spersonality and ethos is like. (Chen Jing handout/2011) according to Charles Handy“The Gods of Management ” 1985 there are 4 types of culture each based upon a Greekgod. For JDW it represents for Zeus Culture which means power culture. As figure1 showthe characteristics of the four types of culture JD Wetherspoon is typically Zeus culture. This type of culture looks to people with power but it may not always be formalpower-holder. Also obtain demonstrate sponsorship. JDW was founded by Tim Martinand based his model for pub. And all the new pubs provide the atmosphere and facilitieswhich Tim required. During the last two decades much of the success of JDW wasattributed to the funder Tim Martin. So it was centralized but informal one which TimMartin was the power man.CentralizedInformal Formal Devolved (Figure1)c)The relationship between organization culture and behaviorThe organizational culture decides the organizational behavior. According to the case, the JD Wetherspoon’s culture is Zeus culture. Power and influence emanate from the centre is the key feature for this culture. Chairman regularly travelled round the country visiting pubs come out his business plan through this kind of travel. He is a noted euro-sceptic and add his political stand into the daily business, although Union leader and others condemned his action but he justified them by using the method poll among company staff which showed 90% were support his stand and 95% customers were happy for the pubs to be used in Martin’s NO campaign. Ideas and suggestions are discussed each week in company meeting and staff are rewarded for their suggestion, staff can also discuss company issues with board members.d)Management approach to different organization cultureIf JD Wetherspoon adopt other organization culture like Athena culture individuals are expects in their jobs and come together in project or task group. This would required the management approach to be more flexible based on different project as different department in the company should have a open communication. And systems and methods are transient as the group applies its energies and commitment to the task. So the different organization culture made the different organization behaviour.in JDW the management and staff are surround by one person and the work decide by onethe work will have more communication between management and staffSection Ca)Possible strategies and indicate business environmentOverall Low-Cost Provider StrategyLow-cost provider strategy means low overall costs, not just low manufacturing or production costs.Price competition is vigorousProduct is standardized or readily available from many suppliersThere are few ways to achieve differentiation that have value to buyersMost buyers use product in some waysBuyers incur low switching costsBuyers are large and have significant bargaining powerEnvironment conditions:make achievement of meaningful lower costs than rivals the theme of firm’s strategy; skill in designing products for efficient manufacturing. Board Differentiation StrategyIncorporate differentiating features that cause buyers to refer firm’s product or service over brands of rivals. There are many ways to differentiate a product that ave value and please customers Buyer needs and uses are diverseFew rivals are following a similar differentiation approachTechnological change and product innovation are fast-pacedEnvironment conditions:Highly skilled and creative product development team; strong sales team with the ability to successfully communicate the perceived strengths of the product; Need to value and please customers when buyer needs and uses arediverse.Focus Low Cost StrategyThe focus strategy concentrates on a narrow segment and within that segment attempts to achieve either a cost advantage or differentiation.A narrow price of the total marketThe appropriate environment includes where buyers have distinctive preferences, special requirements, or unique needsFocused Differentiation StrategyIn differentiation focus a firm seeks a cost advantage in its target segment. It focus exploits the special need of buyers in certain segmentsBest-Cost Provider StrategyDeliver superior value by meeting or exceeding buyer expectations on product attributes and beating their price expectations. Be the low-cost provider of a product with good-to-excellent product attrivutes, then use cost advantage to underprice comparable brands.Environment Conditions:Where buyer diversity makes product differentiation the norm. Where many buyers are also sensitive to price and valueb)What strategy JDW followed during 1980-1990sDuring the 1980s and 1990s, J D Wetherspoon adopted the board differentiation. They provided the differentiated goods and services to meet the needs of customers in a wide market. For example, they sell a wide range of real ale beers at relatively low price; good quality wine is available; they do not play music or TV programmes; at least a quarter of the space in each establishment is non-smoking; each has a ventilation system which aims to ensure that customers do not leave smelling of smoke; particular attention is paid to the toilets, including the provision of specially adopted toilets for customers with disabilities. There are four benefits of using this strategy on J D Wetherspoon plc:1)The pubs expanded on average at the rate of about one new pub each week.2)It opened over 90 new pubs and over 50% of the finance for the newdevelopments came from cash generated by the business.3)In 2002, about 10 years after flotation, its share price rose to more than ten timesits original value.4)The good services and goods attracting more and more customers.c)Compare two strategies in terms of influence and on the behaviorof the organizationDuring the 1980s and 1990s the company relied on organic growth by acquiring suitable sites and converting them into J D Wetherspoon plc, rather than buying the other pubs.In the twenty first century, market challenger compete its market statues, and the market appears to be over-supplied. So JD Wetherspoon adopted strategy in focused differentiation strategy. It serves breakfast and open earlier in the morning, support the family dining area, show televised football and so on. The company also join other industry like the hotel.J D Wetherspoon is going on different businesses, the previous management style is not fit now.d)What has consider before changing its strategyExternal environment: by the start of the twenty first century, because of the retail licensing market had adapt to the changes in the “tied house”system and other competitor had been adapted it and developing their business. So J D Wetherspoon was facing much more competition. Many other competitors run the pub and receive the pay rent, this situation lead to saturation of the pub market. So J D Wetherspoon needs to change its business strategy.Policy: during 2002-2004, government allows the supermarket began selling drinks, particularly premium larger, at loss-leader prices. This means that the pub can not compare with supermarket in price. On the other hand, government concern about binge drinking and the consequent ant special behaviors, particularly in city centers. This lead the decrease of new pub number and shares of case form. They must to change to save their company.e)Illustrate the connection between business strategy and strategicchoice.Strategy is the direction and scope of an organization over the long-term which achieves advantage for the organization through its configuration of resource within a challenging environment to meet the needs of markets and fulfill stakeholder expectation.(Johnson and Scholes)Organizations can choose to be the low-cost provider and differentiation strategy or specialization and so on. In the case, we can know that: at first, it supplies special environment quiet, clean, cheap beer to others. During the development of pubs, they all became to do special environment and provide different services and hardware like the ventilation. Then J D W began to serve breakfast, show World Cup football and so on, it also develop new brand like Lloyds, and begun developing budget hotel as “Wetherlodges” to change its strategy, all these process of strategy from differentiation to focus on difference strategy choosing is its strategic choice.f)Key issues to manage its business strategyThe key point below offers a summary of the issues that the senior management of an organization must be aware:Market/industry knowledgeSufficiency of resources and capabilitiesOffering consumers ’a unique value ’ perceived or realEstablishing a key ’differentiator’Consistent communication consistentlyManagement must keep change feasibleStructureRecognize the principal causes of strategic change(Business Culture & Strategy /2010)In my opinion the JD Weherspoon need to concern about the:1) consistent communication consistently as the company operation is “involvement and communication” which build a two-way communication, this management method greatly help the company and employees with their exchanging ideas and suggestions.2) Structure could also be an important issue because it always maintain the appropriate structure to suit the strategy being followed. 20%of the senior managers began as bar staff or cleaners. This kind of structure builds sense of loyalty in the organization.3) Offer ing consumers ’a unique value’ perceived or real. For example, it provided at least a quarter of the space in each establishment is non-smoking; each has a ventilation system which aims to ensure that customers do not leave smelling of smoke; particular attention is paid to the toilets, including the provision of specially adopted toilets for customers with disabilities.Section Da)Why the strategy of JD Wetherspoon changed over timeIn order to promote the right conditions for change, individuals have to identify the driving and restraining forces. For JDW the external environment continually changes. We had done the PESTEL analysis which may help the organization to define the situation and where the organization is. In the 21 century many factors in PESTEL have changed this force JDW to adopted their strategy into better use with the new environment.1.Driving forces: The increase competition, many competitors run pubs to rent the money.Government takes many police like concern about binge drinking, and thought it is anti-social behaviors.2.Restraining forces: Inertia (habit) of the J D Wetherspoon, like their staff, they have habit to their ruler and management. They want the steady environment of work. The original organization structure decide the relationship in company and how they behave in workplace.b)One factor which may lead to change in JDWThe bad influence on J D Wetherspoon about profit and shares and sales. Tim Martin now as an executive, he had give up his power through daily time. So the business ethics is very important factors for J D Wetherspoon. The ethics of human resource management covers those ethical issues arising around the employer and employee relationship, such as the rights and duties owed between employer and employee.() With the increase concern of employee’s right, managers have to pay more attention to protect the workers in JDW.c)The role that management play dealing with changes in 2000The role of management of J D Wetherspoon are as follows:Entrepreneur role: the manager initiates change and new projects, spot opportunities, identify area of business development. (LiShi handout <The Role of Manager>) In the company Tim Martin who opened the first JD Wetherspoon pub in 1979, based on his model the pub was developed into a concatenate pub and become a plc in 1992 at which time it has over 600 pubs.Resource allocator: decides who get who get resources, schedule, budget, set priorities. In the resource allocator role, the manager choose where the organization will direct its efforts. (LiShi handout <The Role of Manager>)in the company it has a flexible training policy which enables people from all kinds of different backgrounds to join the company. Tim Martin required JDW needed to be fairly large. The company enter the market as a retailer after the CEO dicided.Disseminator role: that transmit special information into the organization. Superior receives more information than subordinate form outside the organization. The JDW company had the policy that want more involvement and communication with employees. They keep in touch with weekly newsletters and monthly company video and by publicizing the minutes of board meetings.Motivating and inspiring: nergizing people to overcome major political, bureaucratic and resource barriers to change by satisfying basic, but often unfulfilled, human needs. (/2011) The leader should fide out the difference between J D Wetherspoon and others. It always needs to communication with people, know their needs and solve them, help them to adapt the changes in the company.d)Advice give to the management of JDW help and analyze changesituation overcome any resistance to changeThe resistance of change can be summed up in two factors, organizational factor and human factor. But not every organization is flexible to suitable for the change. Lacking of well trained staff is one of the main factors which could limit company’s changingability. For the management of JD Wetherspoon, there are several advices list as following.ConclusionAs a summary, the report firstly analyzed JD Wetherspoon both internal and external environment. Then its organizational culture and business strategy are discussed. At last the changes in strategy that JD Wetherspoon should take to meet the new requirements are demonstrated.Through the PEST analysis, the external environment of JD Wetherspoon in 1980s is clearly identified. The strengths and weakness of JD Wetherspoon are found through SWOT analysis. After that, elements which could influence these strengths and weakness would bring to the JD Wetherspoon. Its organizational culture became from power to task during 1980s-1990s. JD Wetherspoon approached brand differentiation strategy. But to fit for the changes in 21st century, it changed business strategy into focus differentiation strategy.ReferenceChen Jing 2011 <Business Culture and Strategy Student Guide> Outcome2 organizational culture and behaviour p25-27 Outcome 3 business strategy p32-36Li Shi 2011 < Behavioural Skills forBusiness Student Guide> Outcome1 management role p3-6。

1.0 Section 11.1 PESTLPolitical: There was increasing public and government concern about binge drinkin g and the consequent antisocial behaviour, particularly in city centres. So that the Ma rtin is a noted euro-sceptic and in 2002 printed 500,000 beer mats and put up 10,000 t o save the pound. Economic: The supermarket began selling drinks. This result in people drinking at home and this company lose its competitive prices. So J D saved the pound.Social: J D Wetherspoon does not serve complimentary crisps with baguettes. Custom ers thought that the fried food is not healthy. Also, they began to reduce the wine drink ing. Then J D Wetherspon plc develops a kind of low ethanol wine.Technological: J D have plasma screens and can show TV programmersT. here is a ventilation system (costing more than 100,000) which aims to ensure that customers do not leave smelling of smoke.Legal: The ' tiehouse'system had been broken by a ruling from the Monopolies cou ld operate. The government concern about binge drinking, so the pub need esta blish a range of rules. There was a law severely limited the number of pubs, so J D as a retailer stepped into market had gotten many advantages.1.2 SWOTStrength: The kids can eat in the bar parents. In addition, they lower the price of bee r sold to a wide range of real beer. Moreover, J D places great importance on listenin g to and acting on, it has two-way communication from members of staff on all aspect s of the business about the feedback.Weakness: J D cannot meet the social-culture even it did have TV screens and its peaceful motto is also no longer fitted. So that the pubs cannot solicit tho se customer like music or TV lover. In 2001, J D had long been a stock market fa vourite but the share price also fell.Opportunities: Pubs are not only provide breakfast, but also built a dedicated f amily diningarea which make children and adults eat together. J D also begu n developing budget hotel, this can develop another market and increase the profit o f J D . J D used to have a clear idea that it can choose what sort of pubs it wished t o operate and combined them perfectly while the other operators cannot did this.Threat: There are more and more competitors, such as Regent Inns, Punch Taverns and the supermarkets. The market appears too many supplier s o that the marketing competition is become fierce. External environment will influence on J D through opportunity and threaten. Threat could use opportunities to make weakness become strength.1.3 Effect of SWOTGuidelines for SWOT Analysis: First, keep it simple. It ' s important to focus on your organization. Moreover, be rooted in the now and don't get lost in the future.(http://www.ryerson.ca/~kjensen/strategic_planning/swot.html)With the change of time, the internal and external environment will change. So SWOT would change also. Strength and weakness belongs to internal which can analysis the internal information, and the opportunity and threaten belongs to external. Some strength, but also may be a weakness. So the organization should distinguish what is the strength or the weakness.A SWOT analysis is only be used for consulting, wecouldn 'use SWOT analysis to make strategy. Opportunity and threaten can be founded in PESTEL that implies many factor of external environment.2.0 Section 22.1 Value of CultureOrganizational culture encompassesvalues and behaviors that "contribute to the unique social and psychological environment of an organization." (The Busines s Dictionary. Organizational culture 2015 ) In other words, culture is a kind of val ues and Shared a group of person take together constitute a surviving design standar d system.Shared value is a high-profile symbol, and a formal form. It can become embodied in theorganization ' s ideology or philosophy and act as a guide to behaviorayscbW dealing with anxiety, uncertainly and difficult events. The organizations need value ” From one part, it can help them to guide the behavior of employees and regulate the workers. On the other hand, “share/alue ” is the essential part of organizational culture. Assumption value is low-profile symbol, informal form and unspoken rules. The basic assumptions at very fundamental, almost sub-conscious, level tell employees how to perceive, think and feel about things. Due to unseenand not openly identified in the day to day interactions, these factors also called as unspoken rules”.In the case, pubs are commonly considered as socialize area, so the pubs always supply cheap food and comfortable communicating atmosphere. Even more when people have awareness of non-smoking, the pubs will set up a special area for non-smoking which meets the customer ' s needs.2.2 Type of CultureDeal and Kennedy created a model of culture that is based on 4 different type s of organizations. They each focus on how quickly the organization receives f eedback, the way members are rewarded, and the level of risks taken: Work-ha rd, play-hard culture; Tough-guy macho culture; Process culture and Bet-the-co mpany culture. (/explanations/culture/deal_kennedy_cultur e.htm) The mode of Deal and Kennedy will be used in judging which type is fit for th is company. Through the case, we can found that Tim Martin manages the compa ny with his mind and idea, it company is include by the food industry, all the staff wor k hard every day, and then they will have a holiday for several days. So J D is suit th e work hard/play hard culture. They also have high level energy and customer-or ientation. J D provide lower prices of beer and good service, and maintenance. The company always pays highly attention to the staff and the customers, and the inf ormation ' high-speed recreation, the feedback will rapid. The employees always have high-speed actions which result in high-speed recreation activities. J D als o does these suggestions quicklySo the risk is low.2.3 Relationship between Behavior and CultureOrganizational Behavio r is “thestudy of human behavior in organizational setti ngs, the interface between human behavior and the organization, and the organi zation itself (Moorhead, G., & Griffin, R. W. /1995). Organisation behavior is the response of the system or organism to various stimuli or inputs, whether i nternal or external, conscious or subconscious, overt or covert, and voluntary orinvol untary. (Elizabeth,2014). The relationship between organisation behavior and org anisation culture is consistent relationship. In this case, there are numbers of id eas and suggestions are discussed each week in company meeting and staff are rewarded for their suggestion, staff can also discuss company issues with boar d members.2.4 Another culture typeAccording to DK model, J D could choose tough guy, which have higher risk and slower feedback than work hard/ play hard. J D can carry out more party to attract customer and take cost-advantage to confront competitor. And the type of tough guy mostly applies to this type of company which fast-moving financial and police force or athletes competing in team sports, and they are focus on the present rather than on the longer-term future, they make more short-term decisions. As the drawing of Christmas Eve, J D can plan a activity to promote their product and service. So the feedback is rapid, and exist high risk. However, even the reward of tough guy is high, it also may result in stress of staff and has influence on the performance of employees.3.0 Section 33.1 Business strategyThe main strategies are classified into four types: cost leadership, differentiation, focus differentiation and penetration.Cost leadership: is a concept developed by Michael Porter, used in business strategy. It describes a way to establish the competitive advantage. Cost leadership means the lowest cost of operation in the industry (Stahl, Grigsby, 1997) . The cost leadership is often driven by company efficiency, size, scale, scope and cumulative experience (learning curve). Acost leadership strategy aims to exploit scale of production, well defined scope and other economies, producing highly standardized products, using high technology. Business environment: strong competition and a threat of substitute products.Differentiation: is the process of distinguishing a product or service from others, to make it more attractive to a particular target market. This involves differentiating it from competitors' products as well as a firm's own products(Chamberlin, 1949). Business environment: The chosen basis for differentiation should be inherently difficult to imitate, and will probably need to be developed over time. It could reduce rivalry with competitors and improve customer loyalty.Focus differentiation: seeks a high price premium in return for a high degree of differentiation. It means focus on a well-defined and probably quite restricted market segment. Business environment: If the market was saturated, the focused differentiation could provide opportunities.Penetration: It measures the brand popularity. It is defined as the number of people who buy a specific brand or a category of goods at least once in a given period, divided by the size of the relevant market population(Farris, Bendle, Pfeifer, et al, 2010). Market penetration is one of the four growth strategies of the Product-Market Growth Matrix as defined byAnsoff. Business environment: In a stagnating market increase in sales cause there is only possible by grabbing market share from rivals.3.2 Strategy during the 1980s and 1990sDuring the 1980s and 1990s, J D Wetherspoon adopted the differentiation. In the case, J D Wetherspoon is a pub chain, which has many pubs. The company aims to manage the pub to satisfied with the customer, and it was always make its strategy in the pub chain, all actions of JD like provide cheap beer and non-smoking area and so on, which are all of set the main point to its pub manage style. During the1980s and 1990s, JD built non-smoking and provide health food to the customers. The company thinks that the stuffs are its best asset. There are four benefits if J D Wetherspoon choose the differentiation: the company buildits own style and brand, form own customer group, the quick growing of expansion about share and scope, and the income is more than before.3.3 Strategy during the 21st centuryDuring the 21st century, J D Wetherspoon adopted the focus differentiation. In the case, they provided the differentiated products and services to meet the demands of customers. For instance, there are a dedicated family dining area, which children and adults can eat together. The different strategy could make the different effect to the organization structure, management style and organization culture.During the 1980s and 1990s the company relied on organic growth by acquiring suitable sites and converting them into J D Wetherspoon plc, instead of buying the other pubs. At that time, all the pubs' style is same, so it could use the same management style. But in the 21st century, while it also pays attention to the staffs, it try to change its style, manage model and the food what has provided.3.4 Two factorsBefore changing the strategy, J D Wetherspoon may considerexterior environment and industry life cycle.Exterior environment: When the company can not adapt to the changes in the external environment, the strategic drift occurs. Strategic management involves the formulation and implementation of the major goals and initiatives taken by a company's top management on behalf of owners, based on consideration of resources and an assessment of the internal and external environments in which the organization competes (Nag R, Hambrick D C, Chen M J.,2007).During the 21st century, the retail licensing market had adapt to the changes in the'tiehouse'system. Other pubs had been adapted it and developing their business. Therefore, there are much more competitors for JD. It led to the market saturation of pub. So J D Wetherspoon needs to change its business strategy.Industry life cycle: The stages are the same for all industries, yet industries cycle throughthe stages in various lengths of time. Even within the same industry, various firms may be at different life cycle stages. Strategies of a firm as well as of competitors vary depending on the stage of the life cycle. The growth of an industry's sales over time is used to chart the life cycle. The distinct stages of an industry life cycle are: introduction, growth, maturity, and decline (reference for business, 2013). When the industry development to maturity, the company should consider the change In this case, the pubs industry has entered a mature stage so that the competitors will be more and more. So J D Wetherspoon needs considering different product form other pubs to attract customers. J D Wetherspoon pubs now serve breakfast and open earlier in the morning before normal licensing hours begin at 11.00 a.m.3.5 Business strategy and strategic choiceBusiness strategy: A business strategy typically is a document that clearly articulates the direction a business will pursue and the steps it will take to achieve its goals. It facilitates enterprise to achieve competitive advantage in the market, and create morebenefits.Strategic choice: Choose one of the most appropriate strategies as the company's strategy. For any organization, it faces a lot of options strategy. So every organization must make a strategic choice about which strategy they need to follow or adopt. In the case, we can know that J D Wetherspoon adopted the differentiation as its business strategy during the 1980s and 1990s. It supplies special environment quiet, clean, non-smoking to others. During the development of pubs, the other pubs also became to do special environment like that. Then J D Wetherspoon began to serve breakfast, show World Cup football and so on, it also develop new brand like and begun developing budget hotel to change its strategy. All these process of strategy is its strategic choice, which from differentiation to focus on difference strategy choosing.3.6 Two key issuesBeing clear about the direction and the development of company: J D Wetherspoon knowntheir development direction is to be distinctive and differentiation. It provides real ale beers at relatively low prices and care about child and disable, it build non-smoking area to keep health for the customers.Make ensure every staff aware of strategy In this case, the staffs of J D Wetherspoon are keeping in touch with weekly newsletters, a monthly company video and by publicizing the minutes of broad meeting. And J D Wetherspoon attend to listen to the staff voice. This management method greatly help the company and employees with their exchanging ideas and suggestions.。

It involves an increase in sales of existing products to existing markets-selling more of the same to the same people. It has two methods; the first one is using the existing product break new market to penetrated, the other is offer new products to existing market to penetrate. This strategy has the lower risk and don't need more investment. It is suitable for the product being in the growth process, when the market is not saturated the business would growth in the market and increased volumes lead to economies of scale, especially for some business which not have some clearly goals and development strategies.2.1.2 DifferentiationIt is the company would offer the unique products or services. The main competition is mainly about the product innovation.2.1.3 Cost LeadershipIt involves the firm winning market share by appealing to cost-conscious orprice-sensitive customers. And its products are on the stage of mThen the company arket saturation, and not perform as good as other competitor. could choose to produce new products in a different industry. According to the case, we could know that the cost focus strategy is most suitable forAG Company. With the development of industry, there will be more and more consumers' demand variety. In AG company, production cost and technological cost have risen most sharply in relation to graphics as HD gaming requires large scale investment in staff andequipment., therefore , AG Company should add the investment capital in production and technological to meet the ever-growing demand of new production and services. If AG Company want to solve this problem, it is necessary to change the strategy. There are four strategic steps to change the management: strategic planning, strategic choice, strategic implement and strategic evaluation.Strategic PlanningStrategic planning manager is a designer of new strategy who should identify the problem andfind the innovative ways to solve it. For the AG Company's future, it is full of importance tochange and design a innovative method.Strategic ChoiceStrategic Choice manger takes the role of a decision maker. They have enough rights todecide the organization choice about strategy, the way solve the problem and the developmentof future. They make a decision that Alphabet try to differentiation strategy, and create the production as educational or marketing tools for example internet viral marketing.Strategic ImplementStrategic Implement manager is responsible to operate the strategy, do well at workingplanning and time arrangement which is helpful for the staff to research and develop theunique production and service. From the case, we could know that AG Company creates flash games designed for client as marketing and educational tools, NHS, Pepsi, Virgin Media and many small businesses allbecome those clients. This software change the function it can enable data capture, providekey message to consumers or employees, providing a competitive advantage over other companies.Strategic EvaluationIn this step, manager is a evaluator who is have rights to decide whether the strategy issuitable for the organization or not, whether will change the trend of organization or not, whether it's helpful to solve the problems faced or not.By analyzing the case, differentiation strategy would be better in AG Company. AG Company's goal is that it will focus the innovation, quality and excellence in the future. So AG's managers should focus on researching and developing to make innovation on the new product.2.8 Lewin's Force Field AnalysisAccording to the research, Lewin thought everything under a pair of opposite force and it keeps balance. Driving force is a force of push things change, restrained force is forces to keep the original state. The change is happen when the driving force exceeds restrained force and the balance is broken. In AG Company, there are driving force and restrained force.AG Company's driving force comes from the pressure from competitors, such as Microsoft and Sony. If AG Company wants to make progress under the huge pressure, AG Company should retrain the personnel, changing markets, extend the lifecycle ofproduct, changing the employee into the hard working nature, establish the global view of market development, social transformations, increased competition, new technology, management leadership change, new products and services, which will help AG Company make great achievement. The restraining forces are from individuals: fear of status, loss of status, inertia (habit),fear of the unknown, loss of friends. From organizations: strength of culture, rigidity of structure, lack of resources and contractual agreements. If AG Company wants to gain next strategy, it should continue to use the cost focus strategy. And it will cost too much change the company's strategy from cost focus into the differentiation, so it's necessary to find reliable investor to help AG Company accomplish this huge change.2.9 Method to Overcome ResistanceWhen AG Company has decided to make a change, it would meet some resistance. There are six approaches to overcome this resistance such as the education and communication, participation, support and guide, negotiation, manipulation andco-opting and coercion.AG Company could use the participation, education and communication, support and guide methods to overcome this resistance.Participation means that company should let it most staffs join the change because. And manager should often have a word with the veteran and old staff about the development of company, then it will helpful to deal with some serious problem, then help company minimize or solve the resistance to changes.3.0 ConclusionAG Company is a software company and games development company based in 2011.The company began as three friends pursuing a passion, This report has indicated the for business strategies, and differences and relationships between strategy and strategy choices, identified the effect of the current and future strategy and told the impact of both, last, this report has used Lewin's Force Field Analysis and decided some approach to change, According to this context, AG Company would gain the next profit in the future.4.0 Reference[online], Business Strategy[accessed 23 June 23, 2013] Available:Strategy Choice [online][accessed 23 June 23, 2013] Available:Lewin's Force Field Analysis[accessed 24 June 23, 2013] Available:Alfred Marshall (2003) Principle of EconomicsScottish Qualifications Authority, Business Culture and Strategy, China Modern Economics Publishing House, Beijing (2005).。

H N D商务文化与策略 LEKIBM standardization office【IBM5AB- LEKIBMK08- LEKIBM2C】Strategy and Culture in J D WetherspoonSection 1: External environment(a).The PESTEL analysis heading are a framework in which environmental influence are categorized into six main types: political, economic, socio-cultural, technological,, environmental and legal.1.P: political forces, as the political arena has a huge influence upon the regulationof business and the spending of consumers and other businesses. It may include like employment law, healthy and safety, company law and consumer protection and so on.In the case, the government issued policies to limit the wine drinking, and the Monopolies and Mergers Commission take a ruling about broken the ‘tied house’system, this ruling limited the brewer selling the beer and brewing the beer at same time. For example, when you analysis the opportunities, you can think about: where are the good opportunities available to our organization?Section 2: Organizational culture(a).1. Shared values become embodied in the organization’s ideology or philosophy and act as a quite to behavior and ways of dealing with anxiety. These are the elements of culture are unseen and not openly identified in the day-to-day interactions of the members of the organization. Culture elements at this level ex ist as ‘unspoken rules’ and are rarely discussed within the organization. Through the case, we can know Tim Martin is a ‘big man’ in his company; he manages the company with his mind and idea, it company is include by the food industry, all the staff work hardevery day, and then they will have a holiday for several days. So J D Wetherspoon is suit the tough work hard/pay hard culture. The work hard/pay hard culture’s core va lue is keeping good customer service. The company always pays highly attention to the staff and the customers, and the information’s high-speed recreation, and the company also does these suggestions quickly. It in a broad market scope environment is in that the customers’loyalty can help the company limited and reduce new entrants and competitors.3.The segmentation, niche or focus strategy is included cost focus and focusdifferentiation.●The cost focus is a form aims at being the lows cost producer in that niche orsegment, it in a narrow market scope environment like low cost than thedifferentiation in a niche.●The focus differentiation is a firm creates competitive advantage throughdifferentiation within the niche or segment. So I advise that the company’s situation is suit Generic-Strategies---Michael Porter (1990), differentiation. This lead the decrease of new pub number and shares of case form. They must to change to save their company.(e)Strategy is many things like plan, pattern, position, ploy and perspective. As position, strategy is the stance organizations take. Organizations can choose to: be a specialist provider; be the low-cost provider and so on. In the case, we can know that: at first, it supplies special environment quiet, clean, non-smoking to others. During the development of pubs, they all became to do special environment like that. Then J D W began to serve breakfast, show World Cup football and so on, it also develop new brand like ” L N O”, and begun developing budget hotel as “Wetherlodges” to change its strategy, all these process of strategy from differentiation to focus on difference strategy choosing is its strategic choice. In the J D Wetherspoon, ‘movement andcommunication’, staffs are keeping in touch with weekly newsletters, a monthl y company video and by publicizing the minutes of broad meeting. And J DWetherspoon attend to listen to the staff voice, like their suggestionswetherspoon’s ‘listening’ policy is based on a system successfully pioneered by the hi-foreteller, richer sounds.●Establishing a key ‘differentiator’. During the development and growth of thecompany, it provides real ale beers at relatively low prices and care about child and disable, it build non-smoking area to keep health for the customers.Section 4: Change(a)Because of the two powers about restraining forces and driving forces take effect. In the case, the government concern about binge drinking and think it is an anti-socialbehaviors, and it is particularly in the city canters. The situation of pub wasn’t beensaw to be encouraging brings them bad policing. The event causes a bad effect on J D Wetherspoon. The bad influence on J D Wetherspoon about profit and shares and sales. Tim Martinnow as an executive, he had give up his power through daily time. So the businessethics is very important factors for J D Wetherspoon.(c)The role of management of J D Wetherspoon dealing with the changes is like next:●Establishing directions: developing a vision of the future often in the distantfuture, and strategies for producing the changes needed to achieve that vision.During the J D Wetherspoon’s development and grows, the firm sale bear incheap price, take non-smoking area, provide television program and so on. All ofthese means J D Wetherspoon adopt the above behavior to reply change.●Aligning people: communicating direction in words and deeds to all whosecooperation may be need so as to influence the creation of teams and coalitionsthat understand the vision and strategies and accept their validity. About the J DWetherspoon, it communicates and knows about customers needs, then change itsbusiness, like breakfast serving in the morning before normal time at 11:00 a.m.●Motivating and inspiring: energizing people to overcome major political, bureaucratic and resource barriers to change by satisfying basic, but oftenunfulfilled, human needs. Staffs clear up any misunderstandings andreceive the full facts, the resistance will subside.●Participation: the leader should let the employees to consultation process, andensure them could obtain enough information of change.

The retail lice nsing marking had adapted to the changes in the ‘ tied house' system and other retail pub chains like Regent Inns and Punch Taverns had been developing their bus in esses. And the supermarket bega n selli ng drinks also have in flue nee on the compa ny.3.S: socio-cultural forces. Such as religion and demographics impactupon product desig n and spe nding by con sumers. It in cludes lifestyletren ds, educati on level, populati on demographics and socialresp on sbilityIn the case, people more and more carefully to take atte nti on on their health, so they bega n to reduce the wine drinking. Then J D Wethersp on plc develops a kind of low etha nol wine.4.T: tech no logical forces, such as in formatio n tech no logy in flue ncesproduct ion methods, and tran sportati on in flue nces market pen etrati on and product costs. It will include speed of introduction of new tech no logies, inno vati on s/developme nts and con sumer buying opti ons and so on.In the case, with the tech no logical develop, the beer can be bottled and selling in the market. Because of this, people isn ' t need to drink beer only in the pubs. This can decrease the sell share of the J D Wetherspoon.5.L: legal forces, such as product safety in flue nces desig n, and trad ingpractices in flue nee how bus in esses con duct themselves in the market. It may include like employment law, healthy and safety, company lawand con sumer protect ion and so on.In the case, the government issued policies to limit the wine drinking, and the Mon opolies and Mergers Commissi on take a ruli ng about broke n the‘tied house ' system, this ruling limited the brewer selling the beerand brew ing the beer at same time. All of these legal force could havein flue nee on J D Wetherspo on.(b).The analysis of the organization ' s internal and external strategic environment is referred to as a SWOT analysis . SWOT is an acronym for strengths, weakness , opportunities and threats. The SWOT analysis is a very popular tool with managers because it is quick and easy to learn.S: in the case, J D Wetherspo on claimed that people are its best asset.20% of senior man agers bega n as bar staff or clea ners. The compa nyprovide life long training and adopt he staff suggesti on, and com muni cate with them, J D Wetherspo on provide quiet en vir onment and the service are always satisfied the con sumer dema nd, all of these can protect the compa ny develop well.W: the food in pubs of J D Wetherspoon, it supports complimentary crisps with baguettes, this kind is bad for customers' health and it didn ' t distinguish the hot degree, this might cause customer' s discontented for the J D Wetherspoon. It also doesn' t have children ' s meals. This will let the customers of adult unconvenient, and it maybecause the childre n are hurt. All of these can loss the customers.O: J D Wetherspoon is managing he pub style as ‘ quiet ' . But now, it acquired the Lloyds pub cha in, J D Wetherspo on develop it as ano ther style. This kind of pub ' s music dazed outlets with a much stronger entertainment element and show TV programs, this can attract muchmore customers. The compa ny also beg un develop ing budget hotel, this can develop ano ther market and in crease the profit of J D Wetherspo on.T: J D Wetherspoon faced many computers, like Regent Inns, Punch Taverns and thesupermarket. They will strive the share of market and thecustomer. The gover nment policy also in flue nces it. Like the limit ofbrew ing and drink beer in the cen tury of the city, this also candecrease the share of J D Wetherspo on.(c).Through a SWOT an alysis an orga ni zatio n can assess its curre nt positi on and make comparisons with competitors in order to plan activities and resources appropriately. It is the first stage of pla nning and helpsman agers to focus on key issues. It is importa nt remember whe n carry ingout a SWOT an alysis that it is not absolute.Simple rules for successful SWOT an alysis like n ext:Be realistic about the strengths and weaknesses of the organization.Analysis should distinguish between where your organization is today, and where be in the future.Be specific. Avoid grey areas.Always an alysis in relatio n to the competiti on.Keep your SWOThort and simple. Avoid complexity and over-analysis. SWOT analysis is a kind of subjective and short term in its nature, soit can ' t use to analysis long -term situation. For example, whe n you an alysis the opport un ities, you can think about: where are the good opport un ities available to our orga ni zati onSectio n 2:(a).anizational culture is difficult to define precisely. A simpledescription is that it is a system of shared meaning between members ofan organization or ‘ the way we do things here ' . It acts as the social glue which holds the orga ni zati on together. Research shows that the culture of an organization can significantly affect the way in which the compa ny operates, particularly in terms of its effective ness. Sharedvalues becomeembodied in the organization ' s ideology or philosophy and act as a quite to behavior and ways of deali ng with an xiety. In J D Wetherspoon pubs, it says that people are its best asset. The company is satisfied the staff, so this is its organizational culture. It has aflexible training policy which enables people from all kinds of different backgrounds to join the company. It is committed to lifelong training andit provides staff with opport un ities to gain releva nt qualificati ons such as those offered by the British In stitute of Inn keep ing, 20% of senior man agers bega n as bar staff or clea ners.2.Basic assumpti ons at a very fun dame ntal, almost subc on scious, leveltellemployees how to perceive, think and feel about things. These are theelements of culture are unseen and not openly identified in the day-to-day in teract ions of the membersof the orga ni zati on. Culture eleme nts at this level exist as‘ unspoken rules ' and are rarely discussed within the orga ni zati on. They direct the way eve nts and actions are perceived andin terpreted by the orga ni zati on.In the case, J D Wetherspoon create a quarter of the space in each establishme nt is non-smok ing.(b).A kind of recognized model of organizational culture is Terrence Deal andAllan Kennedy. It is based on how quickly organizations receive or strategies and the level of risk that they take. Deal and Kenn edy stated that these two factors gave rise to four gen eric types of cultures, which they called tough guy/macho culture, work hard/play hard culture, bet-the-company culture and process culture. Through the case, we can know Tim Marti n is a ‘ big man ' in his compa ny; he man ages the compa ny withhis mind and idea, it compa ny is in clude by the food in dustry, all the staff work hard every day, and the n they will have a holiday for several days. So J D Wetherspo on is suit the tough work hard/pay hard culture. The work hard/pay hard culture ' s core value is keeping good customer service. In the case, the companyhas a ' lifestyle guarantee ' which aimsto give man agers time for a life outside work. Ano ther key aspect of the compa ny s operati on is ‘ invo Iveme nt and com muni cati on ' . Staffs are kept in touch with weekly n ewsletters, a mon thly compa ny video and by publiciz ing the minu tes of Board meet in gs. The compa ny always pays highly attention to the staff and the customers, and the information ' s high-speed recreation, and the company also does these suggestions quickly.(c).Culture is something every organization has, but it is not a concreteentity. The culture of an organization impacts upon how that organization reacts to change and it also explains what an organizations stands for. Organizational culture is difficult to define precisely. A simple description is that it is a system of shared meaning between members of an organization or ‘ the way we do things here ' . The founders of theorga ni zati on have traditi on ally had a major impact on the orga ni zati on ' s early culture.Through the culture and the behaviors, in the company, the company built the pubs en vir onment very quiet and let its staff work hard in several days and have a holiday in several days. So, a kind of culture will have a kind of behavior.(d).The other type of Terrence Deal and Allan Kennedy of recognized model of orga ni zati onal culture is process culture, it is focus on details and process excelle nee. However, the stress may come from internal politics and stupidity of the system. This kind of culture has slow feedback/reward and low risk. As a food industry, it pays attention on the result about the customers satisfied. So it isn ' t paying muchattention on the detailsIn the Generic-Strategies---MichaelPorter (1990), there are three and segmentation, niche or competitive adva ntage from ‘ cost adva ntage is theand process. If the companybecomesthe process culture, it will bog down with how things are done and not with what is to be achieved.Sectio n 3:(a)strategies: cost leadership, differentiationfocus strategy.1. Cost leadership is a low cost leader---gain beingable to produce at the lowest cost--- focuses ' , the low cost does n ' t mea nlow price ---gain the ben efits. It in a broad market scope environment where it has a kind of substituteproducts and power competiti on.2. Differe ntiati on is differe ntiated goods and services satisfy then eeds of customers, and the compa nies can de-se nsitize prices andfocuses on value-higher price and a better margi n. So it n eeds to in cur additional costs in creating its competitive advantage. It in a broadmarket scope environment is in that the customers ' loyalty can help the compa ny limited and reduce new entrants and competitors.3. The segme ntatio n, ni che or focus strategy is in cluded cost focus andfocus differe ntiati on.The cost focus is a form aims at being the lows cost producer inthat niche or segment, it in a narrow market scope environment like low costthan the differentiation in a niche. The focus differentiation is a firm creates competitive advantage throughdifferentiation within the niche or segment. Its potentialproblems are small, specialist niches could disappear in the longterm. Its associated en vir onment is in the n arrow market scope, you can use aspecial product from the major developed market competitors who have different purposes.(b)In the case, during the1980s and 1990Sthe companyrelied on organic growth by acquiring suitable sites and converting them into J D Wetherspoon pubs. And it is developing a style that is quiet, healthy and satisfied environment. In the case, we can see that it build non-smoking and provide health food to the customers. To its staff, the company thinks that people are its best asset. This style is more differe nt with others. In our case, all of these we have said, duri ng the 1980s and 1990s, J D Wetherspoon is a pub chain, it has many pubs, the company ' s aim is toman age the pub to satisfied with the customer, and it is always make its strategy in the pub chain, its all of actions like provide cheap beer and non-smok ing area and so on, which are all of set the main point to its pub man age style. So I advise that the company s situation is suit Generic-Strategies---Michael Porter (1990), differe ntiatio n.Fromthe strategy, J D Wetherspo on gets more ben efits, here I on ly ide ntify four about it:the company build its own style and brand, it has its own customer group, the expa nsion about share and scope is grow ing quickly, and the ben efits is more tha n before. (c)stDuring the 21 century, J D Weterspoon was facing muchmire competition, and through the government' s policy limited, its develop was decreaseand slowly, then it begain to change its style and acquired others, it serve breakfast and open earlier in the morning, support the family dining area, show televised football and so on. The compa nyalso bega n to man age other area like the hotel. So it suit Gen eric-Strategies---Michael Porter (1990), segme ntati on,ni che or focus strategy.During the1980s and 1990s, the company relied on organic growth by acquiri ng suitable sites and con vert ing them into J D Wetherspo on pubs.In the case, we can see that it build non-smoking and provide health food to the customers. To its staff, the company thinks that people are its best asset. It is Gen eric-Strategies---Michael Porter (1990),differe ntiatio n.stDuring the 21 century, it also pays attention to the staff, but it tryto cha nge its style, man age motel, and the food what has provided.(d)Whena compa ny was cha nging bus in ess strategy, it must be con sideri ng the factors,so as J D Wetherspo on .Exterior en vir onment: by the start of the twenty first cen tury, because of the retail lice nsing market had adapt to the cha ngesin the “tied house” system and other competitor had been adapted it anddevelop ing their bus in ess. So J D Wetherspo on was facing much morecompetiti on. Many other competitors run the pub and receive the pay rent, this situation lead to saturation of the pubmarket. So J D Wetherspo on n eeds to cha nge its bus in ess strategy.Policy: during 2002-2004, government allows the supermarket began selli ngdrin ks, particularly premium larger, at loss-leader prices. This meansthat the pub can not compare with supermarket in price. On the other hand, gover nment concern about binge drinking and the conseque nt ant special behaviors, particularly in city cen ters. This lead the decrease of new pub nu mber and shares of case form. They must to cha nge to save their compa ny.(e)Strategy is manythings like plan, pattern, position, ploy and perspective. As position, strategy is the stanee organizations take. Organizations can choose to: be a specialist provider; be the low-cost provider and so on. In the case, we can know that: at first, it supplies special en vir onment quiet, clean, non-smoking to others. During the development of pubs, they all becameto do special environment like that. Then J D Wbegan to serve breakfast, show World Cup football and so on, it also developnew brand like ” L N O ” , and begun developing budget hotel as“ Wetherlodges ”to change its strategy, all these process of strategy from differentiation to focus on differenee strategy choosing is its strategic choice. So thestrategy choos ing is a process.⑴Key issues in the man ageme nt of a bus in ess strategy like n ext:Market/i ndustry kno wledgeSufficie ncy of resources and capabilitiesOffering consumers ' a unique value ' perceived or realEstablishing a key ' differentiator 'Con siste nt com muni catio n con siste ntlyMan ageme nt must keep cha nge feasible and StructureRecog nize the prin cipal causes of strategic cha nge.About the J D Wetherspoon, I will talk about two points:Con siste nt com muni cati on con siste ntly .In the J D Wetherspo on,‘ moveme nt and com muni cati on ' , staffs are keep ing in touch with weekly newsletters, a monthly companyvideo and by publicizing the minutes of broad meeting. And J D Wetherspoon attend to listen tothe staff voice, like their suggestions wetherspoon ' s 'listening ' policy is based on a system successfully pioneeredby the hi-foreteller, richer soun ds.Establishing a key ' differentiator ' . During the development andgrowth of the compa ny, it provides real ale beers at relatively low prices and care about child and disable, it build non-smok ing area to keep health for thecustomers.Sectio n 4:(a)Because of the two powers about restraining forces and driving forces take effect. The strategy of J D Wetherspo on cha nged over time. Through two forces of restra ining is the force work ing aga inst desired cha nges. And the other force of diving is the force of work ing for desired cha nges.If the diving force is stronger than restraining force, then the firm will be cha nging. The leader could compare the two forces, and con sider the compa ny n eed to cha nge or not. Next we will talk about J D Wetherspoon' s driving force and restraining forces.1.Drivi ng forces: The in crease competiti on, many competitors run pubsto rentthe mon ey.Gover nment takes many police like concern about bingedrinking, and thought it is anti-social behaviors. The cha nging market, the market appears to beover-supplied.2.Restraining forces: Inertia (habit) of the J D Wetherspoon, like theirstaff, they have habit to their ruler and man ageme nt. They wantthe steady en vir onment of work.Strength of culture in the J D Wetherspoon is verystrong, the culture has a strong effect on J D Wetherspo on and itsstaff and its structure.(b)The big cha nges from bus in ess ethics is a mainly factor in the J DWetherspo on.In the case, the government concern about binge drinking and think it is an anti-social behaviors, and it is particularly in the city canters. Thesituation of pub wasn ' t been saw to be encouraging brings them bad polici ng. The eve nt causes a bad effect on J D Wetherspo on.The bad in flue nee on J D Wetherspo on about profit and shares and sales.Tim Martin now as an executive, he had give up his power through dailytime. So the bus in ess ethics is very importa nt factors for J D Wetherspo on.(c)The role of managementf J D Wetherspoon dealing with the changes is like n ext: Establish ing direct ions: develop ing a visi on of the future ofte n inthe dista nt future, and strategies for produc ing the cha nges n eededto achieve that vision. During the J D Wetherspoon' s development and grows, the firm sale bear in cheap price, take non-smok ing area, provide television program and so on. All of these means J D Wetherspo on adopt the above behavior to reply cha nge.Alig ning people: com muni cat ing directi on in words and deeds to allwhose cooperati on maybe n eed so as to in flue nee the creatio n of teams andcoaliti ons that un dersta nd the visi on and strategies and accept their validity. About the J D Wetherspo on, it com muni cates and knows about customers n eeds, the n cha nge its bus in ess, like breakfastserving in the morning before normal time at 11:00 a.m.Motivating and inspiring: energizing people to overcome majorpolitical, bureaucratic and resource barriers to change by satisfying basic, but often unfulfilled, humanneeds. Monitoring organizing andresults, through find the careless to solve the problems. The leadershould fide out the differe nee betwee n J D Wetherspo on and others. It always n eeds to com muni cati on with people, know their n eeds and solve them, help them to adapt the cha nges in the compa ny.(d)I will give some suggestions to J D Wetherspoon ' s management, in order to help them analysis a change situation. I amintroducing the three-step conceptual framework from Kurt Lewin to management. Hehas introduced the three-step change model in 1951 and has agreed the change that should be invo Ived and concerned with the three stages and the in dividuals. The three stages like n ext:Unfreezing the present. Reducing the forces maintaining the organization in its present situation. Recognizing the need for cha nge and importa nt.In this stage, management need let their employees know the importa nee of the cha nge. In the 21th cen taury of the case of JD Wetherspo on, it faced more competiti on. Some other retail pubcha ins had bee n develop ing their bus in ess, and someof the pub are increasing the market appears to be over-supplied. The government limited the drinking and the consequent anti-social behavior. In a word, the market share, profit and sales are decreas ing. So the compa ny n eeds to cha nge.Moving to the new level. Shifting the behavior of the organization to a new level by en couragi ng staff to adopt mew behavior and attitudes. The impleme ntati on of the cha nge.In this stage, the employee n eeds to accept the mewbus in ess culture with the management ' s help. Leader can use motivate methods to en courage employees say yes to the cha nge. For in sta nee, they can give rewards to employees, or so ben efits. About J D Wetherspo on, it has somechanges like:most pubs have a dedicated family diningarea where childre n and their pare nts can eat together, and the pub bega n to serve breakfast and ope n earlier in the morning, and pubs start to show TV program and the televisi on football, and so on.Refreezing the new level. Stabilizing the organization in its newstate of equilibrium by, for example, establish ing a new culture or new structure that rein forces the cha nge.In this stage, the behavior and attitudes of the employees n eeds managers' force to treat and adapt the new culture, and monitor is esse ntial. Man agers n eedto en sure the bus in ess cha nges'attitudes and con cepts and the new bus in ess culture. The compa ny of this case should adapt a nu mber of methods to stre ngth cha nge and achieve fullyimpleme nt the cha nge.If it needs ensure the successful about fully implement change. We needadapt Kotter and Schles in ger ' s man ageme ntstyle in order to deali ng with the resista nee to cha nge.Educatio n and com muni cati on. In this method, leader n eed n' tpresume the information and knowledge and passed downward throughthe orga ni zatio n automatically, on the other hand, they should com muni cate with the employee in every stage of cha nge. In J D Wetherspo on, it adopts a key aspect of operatio n about“ invo Iveme nt and com muni cati on ” . Employees always keep touchwith weekly newsletters, a monthly companyvideo and by publicizing the minutes of board meeti ngs. J D Wetherspo on does well in the act ing and liste ningfor their bus in ess. J D Wetherspo on can effectively use the method to com muni cate with staffs. In educatio n aspects, J D Wetherspo on n eed set train classes for employees to improve the themselves, and ensure that staffs could adapt the new bus in ess culture and structures. In order to reduce the feel of worry, then will positive to change. Staffs clear up any misun dersta ndings and receive the full facts, the resista nee will subside.Participation: the leader should let the employees to consultation process, and en sure them could obta in eno ugh in formati on of cha nge.The manager also take them know they are valued; their opinion is valued for the company. This situation can ensure their information is right and immediate, and ensure the combat rumor and effectively combat employees feel they have lake of information andcom muni cati on. So it is difficult for in dividuals to resist cha ngethe idea in which they have participated.。

SWOT analysis is a kind of subjective and short term in its nature, so it can’t use to analysis long-term situation. For example, when you analysis the opportunities, you can think about: where are the good opportunities available to our organization?Section 2: Organizational culture(a).1. Organizational culture is difficult to define precisely. A simple description is that it is a system of shared meaning between members of an organization or ‘the way we do things here’. It acts as the social glue w hich holds the organization together. Research shows that the culture of an organization can significantly affect the way in which the company operates, particularly in terms of its effectiveness. Shared values become embodied in the organization’s ideolog y or philosophy and act as a quite to behavior and ways of dealing with anxiety. These are the elements of culture are unseen and not openly identified in the day-to-day interactions of the members of the organization. Thr ough the case, we can know Tim Martin is a ‘big man’ in his company; he manages the company with his mind and idea, it company is include by the food industry, all the staff work hard every day, and then they will have a holiday for several days. The company always pays highly attention to the staff and the customers, and the information’s high-speed recreation, and the company also does these suggestions quickly.(c).Culture is something every organization has, but it is not a concrete entity. The culture of an organization impacts upon how that organization reacts to change and it also explains what an organizations stands for. Organizational culture is difficult to define precisely. A simple description is that it is a system of shared meaning between members of an organization or ‘the way we do things here’. The founders of the organization have traditionally had a major impact on the organization’s early culture.Through the culture and the behaviors, in the company, the company built the pubs environment very quiet and let its staff work hard in several days and have a holiday in several days. So it isn’t paying much at tention on the details and process. If the company becomes the process culture, it will bog down with how things are done and not with what is to be achieved.Section 3: Business strategy(a)In the Generic-Strategies---Michael Porter (1990), there are three strategies: cost leadership, differentiation and segmentation, niche or focus strategy.1.Cost leadership is a low cost leader---gain competitive advantage from beingable to produce at the lowest cost---‘cost advantage is the focuses’, the low cost do esn’t mean low price---gain the benefits. It in a broad market scope environment where it has a kind of substitute products and powercompetition.2.Differentiation is differentiated goods and services satisfy the needs ofcustomers, and the companies can de-sensitize prices and focuses on value-higher price and a better margin. So it needs to incur additional costs in creating its competitive advantage. It in a broad market scope environment is in that the customers’ loyalty can help the company limited and reduce new entrants and competitors.3.The segmentation, niche or focus strategy is included cost focus and focusdifferentiation.●The cost focus is a form aims at being the lows cost producer in thatniche or segment, it in a narrow market scope environment like low costthan the differentiation in a niche.●The focus differentiation is a firm creates competitive advantage throughdifferentiation within the niche or segment. Its potential problems aresmall, specialist niches could disappear in the long term. Its associatedenvironment is in the narrow market scope, you can use a specialproduct from the major developed market competitors who havedifferent purposes.(b)In the case, during the1980s and 1990S the company relied on organic growth by acquiring suitable sites and converting them into J D Wetherspoon pubs. So I advise that the company’s situation is suit Generic-Strategies---Michael Porter (1990), differentiation. It is Generic-Strategies---Michael Porter (1990), differentiation.During the 21st century, it also pays attention to the staff, but it try to change its style, manage motel, and the food what has provided.(d)When a company was changing business strategy, it must be considering the factors, so as J D Wetherspoon .●Exterior environment: by the start of the twenty first century, because of theretail licensing market had ada pt to the changes in the “tied house” system and other competitor had been adapted it and developing their business. So JD Wetherspoon was facing much more competition. Many other competitorsrun the pub and receive the pay rent, this situation lead to saturation of the pub market. So J D Wetherspoon needs to change its business strategy.●Policy: during 2002-2004, government allows the supermarket began sellingdrinks, particularly premium larger, at loss-leader prices. This means that the pub can not compare with supermarket in price. On the other hand, government concern about binge drinking and the consequent ant special behaviors, particularly in city centers. This lead the decrease of new pub number and shares of case form. In the J D Wetherspoon, ‘movementand communication’, staffs are keeping in touch with weekly newsletters, a monthly company video and by publicizing the minutes of broad meeting. And J D Wetherspoon attend to listen to the staff voice, like their suggestions wetherspoon’s ‘listening’ poli cy is based on a system successfully pioneered by the hi-foreteller, richer sounds.●Establishing a key ‘differentiator’. During the development and growth ofthe company, it provides real ale beers at relatively low prices and care about child and disable, it build non-smoking area to keep health for the customers.Section 4: Change(a)Because of the two powers about restraining forces and driving forces take effect. The strategy of J D Wetherspoon changed over time. Through two forces of restraining is the force working against desired changes. And the other force of diving is the force of working for desired changes. If the diving force is stronger than restraining force, then the firm will be changing. The leader could compare the two forces, and consider the company need to change or not.Next we will talk about J D Wetherspoon’s driving force and restraining forces. 1.Driving forces: The increase competition, many competitors run pubs to rentthe money.Government takes many police like concern about bingedrinking, and thought it is anti-social behaviors. The changing market, the market appears to beover-supplied.2.Restraining forces: Inertia (habit) of the J D Wetherspoon, like their staff, they have habit to their ruler and management. They wantthe steady environment of work.Strength of culture in the J D Wetherspoon is very strong, the culture has a strong effect on J D Wetherspoon and itsstaff and its structure.(b)The big changes from business ethics is a mainly factor in the J D Wetherspoon. So the business ethics is very important factors for J D Wetherspoon.(c)The role of management of J D Wetherspoon dealing with the changes is like next:●Establishing directions: developing a vision of the future often in the distantfuture, and strategies for producing the changes needed to achieve that vision. During the J D Wetherspoon’s development and grows, the firm sale bear in cheap price, take non-smoking area, provide television program and so on. All of these means J D Wetherspoon adopt the above behavior to reply change.●Aligning people: communicating direction in words and deeds to all whosecooperation may be need so as to influence the creation of teams and coalitions that understand the vision and strategies and accept their validity.About the J D Wetherspoon, it communicates and knows about customers needs, then change its business, like breakfast serving in the morning before normal time at 11:00 a.m.●Motivating and inspiring: energizing people to overcome major political, bureaucratic and resource barriers to change by satisfying basic, but often unfulfilled, human needs. Monitoring organizing and results, through find the careless to solve the problems. Reducing the forces maintaining the organization inits present situation. Recognizing the need for change and important. In this stage, management need let their employees know theimportance of the change. In the 21th centaury of the case of J DWetherspoon, it faced more competition. Some other retail pubchains had been developing their business, and some of the pub areincreasing the market appears to be over-supplied. The governmentlimited the drinking and the consequent anti-social behavior. In aword, the market share, profit and sales are decreasing. So thecompany needs to change.●Moving to the new level. Shifting the behavior of the organization to a newlevel by encouraging staff to adopt mew behavior and attitudes. The implementation of the change. In this stage, the employee needs to accept the mew business culturewith the management’s help. Leader can use motivate methods toencourage employees say yes to the change. For instance, they cangive rewards to employees, or so benefits. About J D Wetherspoon, ithas some changes like: most pubs have a dedicated family diningarea where children and their parents can eat together, and the pubbegan to serve breakfast and open earlier in the morning, and pubsstart to show TV program and the television football, and so on.●Refreezing the new level. Stabilizing the organization in its new state ofequilibrium by, for example, establishing a new culture or new structure that reinforces the change. In this stage, the behavior and attitudes of the employees needsmanagers’ force to treat and adapt the new culture, and monitor isessential. Managers need to ensure the business changes’ attitudesand concepts and the new business culture. The company of this caseshould adapt a number of methods to strength change and achievefully implement the change.●If it needs ensure the successful about fully implement change. We needadapt Kotter and Schlesinger’s management style in order to dealing with the resistance to change.●Education and communication. In this method, leader needn’t presume theinformation and knowledge and passed downward through the organization automatically, on the other hand, they should communicate with the employee in every stage of change. In J D Wetherspoon, it adopts a key aspect of operation about “involvement and communication”.Employees always keep touch with weekly newsletters, a monthly company video and by publicizing the minutes of board meetings. J D Wetherspoon does well in the acting and listening for their business. J D Wetherspoon can effectively use the method to communicate with staffs. In education aspects, J D Wetherspoon need set train classes foremployees to improve themselves, and ensure that staffs could adaptthe new business culture and structures. In order to reduce the feelof worry, then will positive to change. Staffs clear up anymisunderstandings and receive the full facts, the resistance willsubside.●Participation: the leader should let the employees to consultation process, and ensure them could obtain enough information of change. The manager also take them know they are valued; their opinion is valued for the company. This situation can ensure their information is right and immediate, and ensure the combat rumor and effectively combat employees feel they have lake of information and communication. So it is difficult for individuals to resist change the idea in which they have participated.。

1 PESTLPolitical: There was increasing public and government concern about binge drinkin g and the consequent antisocial behaviour, particularly in city centres. So that the Ma rtin is a noted euro-sceptic and in 2002 printed 500,000 beer mats and put up 10,000 t o save the pound.Economic: The supermarket began selling drinks。

This result in people drinking at home and this company lose its competitive prices. So J D saved the pound. Social: J D Wetherspoon does not serve complimentary crisps with baguettes. Custom ers thought that the fried food is not healthy. Also, they began to reduce the wine dri nking. Then J D Wetherspon plc develops a kind of low ethanol wine。

Technological: J D have plasma screens and can show TV programmers. There is a ventilation system (costing more than £100,000) which aims to ensure that customers do not leave smelling of smoke.Legal: The ‘tied house’ system had been broken by a ruling from the Monopolies cou ld operate. The government concern about binge drinking, so the pub need esta blish a range of rules. There was a law severely limited the number of pubs, so J D as a retailer stepped into market had gotten many advantages。

hnd商务文化与策略Section 2: Organizational culture(a)Explain the organization culture in JD Wetherspoon in terms of “shared valued”and “taken for granted assumptions” in an organization. You should illustrate your explanation with ONE example of each element from the case study. For each example, you should say why it illustrates this aspect of organizational culture. Organizational culture consists of Artefacts, Espoused values and Basic underlying assumptions. Espoused values include strategies, goals, slogans, mission statements, etc, expressed by the members of the organization. Basic underlying assumptions include unconscious taken for granted beliefs, thoughts, perception, etc-the source of values and action. For examples, the company motto of JD Whetherspoon is ‘cleanliness, beer, service and maintenance’. Because of ex isting of the motto, all the staff and managers’ behavior will be regulated. So it belongs to shared values of JD Wetherspoon. Another is JD Wetherspoon has claimed that people are its best asset is also belongs to it. Policies such as lifelong training and lifestyle guarantee are reflected JD Wetherspoon place great important on their staff, it will form a shared value that people in this company are important. Another aspect of organization culture in JD Wetherspoon is when Euro is causing some adverse influence on pound, Tim Martin, the founder of JD Wetherspoon printed 500,000 beer mats and put up 10,000 ‘save the pound’ posters to encourage customers to think about the issue while they drink. Tim Marti n’s behavior without any consideration, as he doesn’t know Union leaders and others condemned hisactions. This is belongs to unconscious taken for granted of JD Wetherspoon.Routines: People in JD Wehtersponn from all kinds of different backgrounds will know about that everyone in this company will have a chance to be a manager only if you can keep patient and work hard all the time. Of course, all about this no one wi ll tell them directly. Another key aspect of the company’s operation is ‘involvement and communication’. So, JD Wetherspoon places great importance on their staff. There is a normal way of undertaking task is staff can discuss company issues with visiting Board members like Tim Martin.Power and structures: Because JD Wetherspoon is a plc, the boards of the company have the power for decision making lies. Of course the members who hold the most shares can lead the final decision for the company, but the com pany’s operation is ‘involvement and communication’, so they need to discuss with their s taff and listen to their opinions. Ideas and suggestions are discussed each week in company meetings and staffs are rewarded for their suggestion.(b)Explain the type of culture that JD Wetherspoon has, using a recognized model oforganizational culture. Give examples to justify why you have chosen this type of culture.I think JD Wetherspoon belongs to type of Work hard/Play hard culture. There are some characteristics with this type of culture which can figure out in JD Wetherspoon.1). Rapid feedback/reward. JD Wetherspoon became a plc in 1992 at which time it consisted of a chain of 44 pubs. It now has over 600 pubs, which means that it hasexpanded on average at the rate of about one new pub eachweek. In 2002, about 10 years after flotation, its share price rose to more than ten times its original value. It can be seem from the examples that JD Wetherspoon’s reward is so rapid.2). Place great importance on communicating with staff. The company’s operation is involvement and communication. Staff are kept in touch with weekly newsletters, a monthy company video and by publicising the minutes of Board meetings. Ideas and suggestions are discussed each week in company meetings and staffs are rewarded for their suggestions. All of these can make staff strive for high-quality customer service.3). Entertainment elements. With JD Wetherspoon acquired the Lloyds pub chain, they have plasma screens and can show TV programs. JD Wetherspoon pubs have been re-branded as Lloyds No1 Bars, including’ Moon Under Water’ i n L ondon’s Charing Cross Road, which has been renamed’ The Montague Pyke’ after a well-known London entertainment mogul. These recreation activities are features of work hard/play hard culture.4). Tim Martin, the founder of JD Wetherspoon, his some behaviors and character also has affected the organizational culture directly to some extent. For example, He has an unconventional image with shoulder length ginger hair and he dresses casually in clothes that are not always co-ordinate, and he carried all his business documents in two plastic supermarket carrier bags. He used to enjoy telling the story to his staff. In other word, he is an easy-going man and he might prefer to encourage communication between staff and managers. According to his behaviors, we also knew him a man with a lot of entertainment elements, and it would bring about some fresh and fashionable elements to his organization.5). Low risks. JD Wetherspoon was able to capitalize onchanges in the public house market. When the traditional link had been broken by a ruling from the’ Monopolies and Mergers Commission’. The majority of other public house operators were less able to decide on how to proceed in the changed market environment, but JD Wetherspoon had a clear idea what sort of pubs it wished to operate and was able to ensure that its approach was consistently maintained across all its outlets. So, it can be seen that JD Wetherspoon with low risks compared with other public house.(c)Using the type of culture you identified in part 2(b) above, what is the relationshipbetween organizational culture and organizational behavior in JD Wetherspoon? Organizational behavior is interacting with organizational culture in JD Wetherspoon. It can be pointed that organizational behavior leads to organizational culture, while organizational culture affects organizational behavior as well. For example, from the outset JD Wetherspoon had a policy of expansion, so its scale developed very quickly and its share price rose at a staggering speed. It formed a kind of rapid feedback organiz ational culture. When ‘tied house’ system had been broken by a ruling from the Monopolies and Mergers Commission, this kind of formed culture motivate them to capitalize on changes in the public house market, so they could continues to expand. Another instance is that staffs are kept in touch with weekly newsletters, a monthly company video and by publicizing the minutes of Board meetings because of the company’s operation-involvement and communication. After then, it shaped a organizational culture which place great importance on communication with staff. However, it will affect organizational behavior, that is almostevery decision in the company is related to staffs, their opinions will affect the final decision to some extent. And the founder of JD Wetherspoon, Tim Martin, is a man with entertainment elements, so he put his idea into his pub. When it acquired the Lloyds pub chain, they have plasma screens and can show TV programs. And it has also begun developing budget hotel accommodation. All of these initiatives help the organization to form an entertaining culture.(d)To what extent would the management approach in JD Wetherspoon be different ifthe company had adopted a different culture? Again, make use of the same model that you used in part 2(b) above.First, we assume that JD Wetherspoon might adopt another type of culture-T ough guy/macho culture. We can see that both two types of culture have rapid feedback and rewards are high. According to the following statistics, we will get our answer. JD Wetherspoon became a plc in 1992 at which time it consisted of a chain of 44 pubs. It now has over 600 pubs, which means that it has expanded on average at the rate of about one new pub each week. In 2002, about 10 years after flotation, its share price rose to more than ten times its original value. It is also can be seen that both two types of culture apply to fast-moving financial activities. However, the difference is huge between these two types of culture, compared with Work hard culture, Tough guy culture is kind of high risk culture, as there is a focus on the present rather than on the longer-term future. For example, when ’tied house’ system ha d been broken by a ruling from the Monopolies and Mergers Commission. This had forced companies to choose between brewing and retailing, with the result that companies were selling off either their brewingoperations or their chains of public houses and hotels. Work hard culture company, like JD Wetherspoon entered the market as a retailer, but if JD Wetherspoon adopts Tough guy culture, they will not do this, because this way will hurt their company presently, so they might take a risk to ignore this situation and expand as they did. Another difference is source of stress between two types of culture. In Work hard culture, stress comes from quantity of work rather than uncertainty. However, in Tough guy culture, stress comes from high risk and potential loss/gain of reward. Because they apply high-speed recreation activities, staff and managers have a lot of works to do in Work hard culture, but they did not endure high risk or uncertainty, which those who work for Tough guy culture company, as they focus on the present rather on the longer-term future.。

Assessment task 1Outcome coveredAll outcomes (1-5)Section 1:(a).The PESTEL analysis heading are a framework in which environmental influence are categorized into six main types: political, economic, socio-cultural, technological, environmental and legal.1.P: political forces, as the political arena has a huge influence upon the regulationof business and the spending of consumers and other businesses. E: economic forces, as the state of a trading economy in the short-term andlong-term influence the wealth of a population. It may include likeemployment law, healthy and safety, company law and consumer protection and so on.In the case, the government issued policies to limit the wine drinking, and the Monopolies and Mergers Commission take a ruling about broken the ‘tied house’ system, this ruling limited the brewer selling the beer and brewing the beer at same time. All of this legal force could have influence on J D Wetherspoon.(b).The analysis of the organization’s internal and external strategic environment is referred to as a SWOT analysis. The company also begun developing budget hotel, this can develop another market and increase the profit of J D Wetherspoon.T: J D Wetherspoon faced many computers, like Regent Inns, Punch Taverns and the supermarket. They will strive the share of market and the customer. The government policy also influences it. Like the limit of brewing and drink beer in the century of the city, this also can decrease the share of J D Wetherspoon. (c).Through a SWOT analysis an organization can assess its current position and makecomparisons with competitors in order to plan activities and resources appropriately. It is the first stage of planning and helps managers to focus on key issues. It is important remember when carrying out a SWOT analysis that it is not absolute. Simple rules for successful SWOT analysis like next:Be realistic about the strengths and weaknesses of the organization.Analysis should distinguish between where your organization is today, and where be in the future.Be specific. Avoid grey areas.Always analysis in relation to the competition.Keep your SWOT short and simple. Avoid complexity and over-analysis. SWOT analysis is a kind of subjective and short term in its nature, so it can’t use to analysis long-term situation. For example, when you analysis the opportunities, you can think about: where are the good opportunities available to our organization?Section 2:(a).1. Shared values become embodied in the organization’s ideology or philosophy and act as a quite to behavi or and ways of dealing with anxiety. These are the elements of culture are unseen and not openly identified in the day-to-day interactions of the members of the organization. Through the case, we canknow Tim Martin is a ‘big man’ in his company; he manages the company with his mind and idea, it company is include by the food industry, all the staff work hard every day, and then they will have a holiday for several days. So J D Wetherspoon is suit the tough work hard/pay hard culture. The work hard/pay hard culture’s core value is keeping good customer service. In the case, the company has a ‘lifestyle guarantee’ which aims to give managers time for a life outside work. Another key aspect of the company’s operation is ‘invol vement and communication’. Staffs are kept in touch with weekly newsletters, a monthly company video and by publicizing the minutes of Board meetings. The founders of the organization have t raditionally had a major impact on the organization’s early culture. Through the culture and the behaviors, in the company, the company built the pubs environment very quiet and let its staff work hard in several days and have a holiday in several days. So, a kind of culture will have a kind of behavior.(d).The other type of Terrence Deal and Allan Kennedy of recognized model of organizational culture is process culture; it is focus on details and process excellence. However, the stress may come from internal politics and stupidity of the system. This kind of culture has slow feedback/reward and low risk. As a food industry, it pays attention on the result about the customers satisfied. So it isn’t paying much attention on the details and process. If the company becomes the process culture, it will bog down with how things are done and not with what is to be achieved.Section 3:(a)In the Generic-Strategies---Michael Porter (1990), there are three strategies: cost leadership, differentiation and segmentation, niche or focus strategy.1.Cost leadership is a low cost leader---gain competitive advantage from being ableto produce at the lowest cost---‘cost advantage is the focuses’, the low cost doesn’t mean low price---gain the benefits. It in a broad market scope environment where it has a kind of substitute products and power competition. 2.Differentiation is differentiated goods and services satisfy the needs of customers, and the companies can de-sensitize prices and focuses on value-higher price and a better margin. So it needs to incur additional costs in creating its competitive advantage. It in a broad market scope environment is in that the customers’loyalty can help the company limited and reduce new entrants and competitors. 3.The segmentation, niche or focus strategy is included cost focus and focusdifferentiation. The cost focus is a form aims at being the lows cost producer in that niche or segment, it in a narrow market scope environment like low cost than thedifferentiation in a niche. The focus differentiation is a firm creates competitive advantage through differentiation within the niche or segment. So I advise that the company’s situation is suit Generic-Strategies---Michael Porter (1990), differentiation. From the strategy, J D Wetherspoon gets more benefits; here I only identify four about it: the company builds its own style and brand, it has its own customer group, the expansion about share and scope is growing quickly, and the benefits are more than before.(c)During the 21st century, J D Weterspoon was facing much mire competition, and through the government’s policy limited, its develop was decrease and slowly, then it begain to change its style and acquired others, it serve breakfast and open earlier in the morning, support the family dining area, show televised football and so on. It is Generic-Strategies---Michael Porter (1990), differentiation.During the 21st century, it also pays attention to the staff, but it try to change its style, manage motel, and the food what has provided.(d)when a company was changing business strategy, it must be considering the factors, so as J D Wetherspoon .Exterior environment: by the start of the twenty first century, because of the retail licensing market had adapt to the changes in the “tied house”system and other competitor had been adapted it and developing their business. So JD Wetherspoon was facing much more competition. Many other competitorsrun the pub and receive the pay rent, this situation lead to saturation of the pub market. This lead the decrease of new pub number and shares of J D Wetherspoon. They must to change to save their company.(e)(f)Key issues in the management of a business strategy like next:Market/industry knowledgeSufficiency of resources and capabilitiesOffering consumers ’a unique value ’ perceived or realEstablishing a key ’differentiator’Consistent communication consistentlyManagement must keep change feasibleStructureRecognize the principal causes of strategic change.About the J D Wetherspoon, I will talk about two points:Consistent communication consistently. In the J D Wetherspoon, ‘movement and communication’, staffs are keeping in touch with weekly newsletters, a monthly company video and by publicizing the minutes of broad meeting. And J D Wetherspoon attend to listen to the staff voice, like their suggestions wetherspoon’s ‘listening’ policy is based on a system successfully pioneered by the hi-foreteller, richer sounds.Establishing a key ‘differentiator’. During the development and growth of the company, the company provide real ale beers at relatively low prices and care about child and disable, it build non-smoking area to keep health for the customers.Section 4:(a)Because of the two powers about restraining forces and driving forces take effect. The strategy of J D Wetherspoon changed over time. Through two forces of restraining is the force working against desired changes. And the other force of diving is the force of working for desired changes. If the diving force is stronger than restraining force, then the firm will be changing. The leader could compare the two forces, and consider the company need to change or not.Next we will talk about J D Wetherspoon’s driving force and restraining forces.1.Driving forces: The increase competition, many competitors run pubs to rentthe money.Government takes many police like concern about bingedrinking, and thought it is anti-social behaviors. So the business ethics is very important factors for J D Wetherspoon.(c)The role of management of J D Wetherspoon dealing with the changes is like next:Establishing directions: developing a vision of the future often in the distant future, and strategies for producing the changes needed to achieve that vision.During the J D Wetherspoon’s development and grows, the firm sale bear in cheap price, take non-smoking area, provide television program and so on. All of these means J D Wetherspoon adopt the above behavior to reply change.Aligning people: communicating direction in words and deeds to all whose cooperation may be need so as to influence the creation of teams and coalitions that understand the vision and strategies and accept their validity. About the J D Wetherspoon, it communicates and knows about customers needs, then changes its business, like breakfast serving in the morning before normal time at 11:00a.m.Motivating and inspiring: energizing people to overcome major political, bureaucratic and resource barriers to change by satisfying basic, but often unfulfilled, human needs. Monitoring organizing and results, through find the careless to solve the problems. The leader should fide out the difference between J D Wetherspoon and others. It always needs to communication with people, know their needs and solve them, help them to adapt the changes in the company.。

H N D商务文化与策略 Company number【1089WT-1898YT-1W8CB-9UUT-92108】Assessment task 1Outcome coveredAll outcomes (1-5)Section 1:(a).The PESTEL analysis heading are a framework in which environmental influence are categorized into six main types: political, economic, socio-cultural, technological, environmental and legal.1.P: political forces, as the political arena has a hugeinfluence upon the regulation of business and the spending of consumers and other businesses. The political is includinggovernment stability, taxation policy, social welfarepolicies and the trade regulations. In our case of J D Wetherspoon plc, the Monopolies and Mergers Commission take a ruling about broken the ‘tied house’ system, this ruling limited the brewer selling the beer and brewing the beer at same time. And the government pays attention for the disadvantage.2. E: economic forces, as the state of a trading economy in theshort-term and long-term influence the wealth of apopulation. The economic is including interest rates, inflation, and disposable income and product seasonality and so on.About the J D Wetherspoon plc, in the start of twenty first century, J D Wetherspoon was facing much more competition. The retail licensing marking had adapted to the changes in the‘tied house’ system and other retail pub chains like Regent Inns and Punch Taverns had been developing their businesses. And the supermarket began selling drinks also have influence on the company.3.S: socio-cultural forces. Such as religion and demographicsimpact upon product design and spending by consumers. Itincludes lifestyle trends, education level, populationdemographics and social responsbilityIn the case, people more and more carefully to take attentionon their health, so they began to reduce the wine drinking. Then J D Wetherspon plc develops a kind of low ethanol wine.4.T: technological forces, such as information technologyinfluences production methods, and transportation influences market penetration and product costs. It will include speed of introduction of new technologies, innovations/developments and consumer buying options and so on.In the case, with the technological develop; the beer can be bottled and selling in the market. Because of this, people aren’t need to drink beer only in the pubs. This can decrease the sell share of the J D Wetherspoon.5.L: legal forces, such as product safety influences design, and trading practices influence how businesses conductthemselves in the market. It may include like employment law, healthy and safety, company law and consumer protection and so on.In the case, the government issued policies to limit the wine drinking, and the Monopolies and Mergers Commission take aruling about broken the ‘tied house’ system, this ruling limited the brewer selling the beer and brewing the beer at same time. All of this legal force could have influence on J D Wetherspoon.(b).The analysis of the organization’s internal and external strategic environment is referred to as a SWOT analysis. SWOTis an acronym for strengths, weakness, opportunities and threats. The SWOT analysis is a very popular tool with managers because it is quick and easy to learn.S: in the case, J D Wetherspoon claimed that people are itsbest asset. 20% of senior managers began as bar staff or cleaners. The company provide lifelong training and adopt he staff suggestion, and communicate with them, J D Wetherspoon provide quiet environment and the service are alwayssatisfied the consumer demand, all of these can protect the company develop well.W: the food in pubs of J D Wetherspoon, it supportscomplimentary crisps with baguettes, this kind is bad forcustomers’ health and it didn’t distinguish the hot degree, this might cause customer’s discontented for the J DWetherspoon. It also doesn’t have children’s meals. Thiswill let the customers of adult unconvenient, and it maybecause the children are hurt. All of these can loss thecustomers.O:J D Wetherspoon is managing he pub style as ‘quiet’. But now, it acquired the Lloyds pub chain, J D Wetherspoondevelop it as another style. This kind of pub’s music dazedoutlets with a much stronger entertainment element and show TV programs, this can attract much more customers. Thecompany also begun developing budget hotel, this can develop another market and increase the profit of J D Wetherspoon. T: J D Wetherspoon faced many computers, like Regent Inns, Punch Taverns and the supermarket. They will strive theshare of market and the customer. The government policy also influences it. Like the limit of brewing and drink beer in the century of the city, this also can decrease the share of J D Wetherspoon.(c).Through a SWOT analysis an organization can assess its current position and make comparisons with competitors in order to plan activities and resources appropriately. It is the first stage of planning and helps managers to focus on key issues. It is important remember when carrying out a SWOT analysis that it is not absolute.Simple rules for successful SWOT analysis like next: Be realistic about the strengths and weaknesses of theorganization.Analysis should distinguish between where your organization is today, and where be in the future.Be specific. Avoid grey areas.Always analysis in relation to the competition.Keep your SWOT short and simple. Avoid complexity and over-analysis.SWOT analysis is a kind of subjective and short term in its nature, so it can’t use to analysis lon g-term situation. For example, when you analysis the opportunities, you can think about: where are the good opportunities available to our organization?Section 2:(a).1. Organizational culture is difficult to define precisely. A simple description is that it is a system of shared meaning between members of an organization or ‘the way we do things here’. It acts as the social glue which holds the organization together. Research shows that the culture of an organizationcan significantly affect the way in which the company operates, particularly in terms of its effectiveness. Shared values become embodied in the organization’s ideology or philosophyand act as a quite to behavior and ways of dealing with anxiety. In J D Wetherspoon pubs, it says that people are its best asset. The company is satisfied the staff, so this is itsorganizational culture. It has a flexible training policy which enables people from all kinds of different backgrounds to join the company. It is committed to lifelong training and itprovides staff with opportunities to gain relevantqualifications such as those offered by the British Instituteof Innkeeping, 20% of senior managers began as bar staff or cleaners.2. Basic assumptions at a very fundamental, almost subconscious, level tell employees how to perceive, think and feel about things. These are the elements of culture are unseen and not openly identified in the day-to-day interactions of the members of the organization. Culture elements at this level exist as‘unspoken rules’ and are rarely discussed within the organization. They direct the way events and actions are perceived and interpreted by the organization. In the case, J D Wetherspoon create a quarter of the space in each establishment is non-smoking.(b).A kind of recognized model of organizational culture isTerrence Deal and Allan Kennedy. It is based on how quickly organizations receive or strategies and the level of risk that they take. Deal and Kennedy stated that these two factors gaverise to four generic types of cultures, which they called tough guy/macho culture, work hard/play hard culture, bet-the-company culture and process culture. Another key aspect of the company’s operation is‘involvement and communication’. Staffs are kept in touch with weekly newsletters, a monthly company video and by publicizing the minutes of Board meetings. The company always pays highly attention to the staff and the customers, and the information’s high-speed recreation, and the company also does these suggestions quickly.(c).Culture is something every organization has, but it is not a concrete entity. The culture of an organization impacts upon how that organization reacts to change and it also explainswhat an organizations stands for. S o it isn’t paying much attention on the details and process. If the company becomes the process culture, itwill bog down with how things are done and not with what is to be achieved.Section 3:(a)In the Generic-Strategies---Michael Porter (1990), there are three strategies: cost leadership, differentiation and segmentation, niche or focus strategy.1.Cost leadership is a low cost leader---gain competitiveadvantage from being able to produce at the lowest cost---‘cost advantage is the focuses’, the low cost doesn’tmean low price---gain the benefits. It in a broad marketscope environment where it has a kind of substitute products and power competition.2.Differentiation is differentiated goods and services satisfythe needs of customers, and the companies can de-sensitizeprices and focuses on value-higher price and a better margin. So it needs to incur additional costs in creating itscompetitive advantage. It in a broad market scopeenvironment is in that the customers’ loyalty can help the company limited and reduce new entrants and competitors.3.The segmentation, niche or focus strategy is included costfocus and focus differentiation. The cost focus is a form aims at being the lows costproducer in that niche or segment, it in a narrow marketscope environment like low cost than the differentiationin a niche. The focus differentiation is a firm creates competitiveadvantage through differentiation within the niche orsegment. Its potential problems are small, specialistniches could disappear in the long term. Its associatedenvironment is in the narrow market scope, you can use aspecial product from the major developed marketcompetitors who have different purposes.(b)In the case, during the1980s and 1990S the company relied on organic growth by acquiring suitable sites and converting them into J D Wetherspoon pubs. And it is developing a style that is quiet, healthy and satisfied environment. In the case, we can see that it build non-smoking and provide health food to the customers. To its staff, the company thinks that people areits best asset. This style is more different with others. In our case, all of these we have said, during the 1980s and 1990s, J D Wetherspoon is a pub chain, it has many pubs, the company’s aim is to manage the pub to satisfied with the customer, and it is always make its strategy in the pub chain, its all of actions like provide cheap beer and non-smoking areaand so on, which are all of set the main point to its pub manage style.
