二.目的(purpose)

2. 提供持续改进的数据 Provide data for continuous improvement
3.在产品生产过程和质量稳定前,保护客户 Protect the customer before the process and quality are stable. 4.确保质量问题能迅速地鉴别、遏制和解决 Make sure issues are identified and contained and quickly solved 5. 让高层管理层知道相关问题及其解决方法
Make top management aware of issues and resolution of those issues
三、GP12程序适用范围(scope of GP-12)
1. 产品试生产阶段 During all pre-production phases
2.产品生产早期阶段. During the early stages of production builds. 3.当正常工艺过程发生变化后. After Normal process Variation 3.1 增加一个班次的产量 Adding a shift or production from all shifts 3.2 发生影响生产工艺过程的工程更改 After a major engineering change which changes the production process 3.3 改变原材料或供应商 Change in raw material or tier two supplier 3.4 主要的设备升级、整修 After major equipment upgrades, refurbishment 当在客户收到不合格零件时,GP12程序不在适用。此时开始使用受控发运程序。

一.什么是GP12? (What is GP-12?)
GP12是指早期生产遏制程序
Early Production Containment Procedure 该程序可以在生产启动和加速阶段确保快速发现,传播和解决问题。 A procedure to ensure quick problem identification,broadcast and resolution During the early stages of start-up and acceleration 该程序可以在至关紧要的生产启动阶段保护GM Aprocedure to protect GM during the crucial phases of start up PFMEA和控制计划验证程序 APFMEA AND CONTROL PLAN VERLFICATION PROCESS
GP-12 should not be used for discrepant material received at the Customer's Plant; they should be addressed using the controlled shipping procedure.
四、GP12Βιβλιοθήκη 域(GP-12 Area)九、当在GP12区域发现缺陷时,应该怎么办?
(what should we do if we find a defect in GP-12) 1. 一旦在GP-12区域发现缺陷,就意味着过程控制、控制计划或防错失效。也 就是说,如果没有GP12区域,你的客户就会收到这些缺陷产品,因此要当作PR R处理,采用防错是解决问题的最佳方法。
1.足够的光线 (very good lighting ) 2.信息板 (information board) 2.1 用于张贴所有GP12相关信息(作业指导书、培训记录、I-Chart、 反应计划、对策措施、边界样品等)
Is used to post all the information related to GP12(operation manual,training records,I-Chart, reaction plan, countermeasures, boundary samples,etc)
五、GP-12-应该检查些什么?
1.尽可能多的关键产品特性需在GP12阶段100℅全检。 As many of critical characteristics as possible items that are checked100℅should be checked in GP-12 2.GP12控制计划需SQE批准 GP12 plan must be approved by your SQE 3.能够进行的功能性检查 Functional checks if possible 4.包含确认包装和标签的要求 Include verification of packaging and labeling requirements 5.任何关键项目如果装配后无法检验,必须在装配前进行检查。 Any critical item which can not be checked after assembly should be checked before assembly
八、GP12 持续的适合退出标准
(Dutation of GP12 and exit eriteria)
1.默认的持续时间是完成生产加速阶段或2周,其中较长的一个时间。
The default duration is through acceleration or two weeks, whichever is longer
2.处理流程
Immediate action for a single defect 针对缺陷立即采取行动 ↓
Notify manyfactuting the discrepancy has been found 通知生产线已经发现差异 ↓
Root cause analysis and countermeasures definition 根本原因分析和制定相应对策
3.领导层参与评审GP12过程,确认该过程按正确的方法执行(层级评审) Leadership should audit the GP12 process to make sure it is being dong correctly (Layer audit) 4.每天用一个已知的缺陷产品混入GP12区域 Send a known bad part through GP12 daily
七、GP12的标识 (Identification for GP12)
在每个发运标签上贴一个直径约25mm的绿色圆点,该圆点应签有GP12区域负责人的 签名。
Attach to each shipping label a gree circular, sticker,approximatelu 25mm in diameter ,signed by the staff person accountable to insure proper implementation of GP-12.
六、如何确保GP12 的有效性 (How to make sure GP12 is robust)
1.在执行GP12前,先明确退出条件 Identified exit criteria before start GP12
2.授权相关人员确保围堵措施的有效进行。
Empower people to ensure a robust containment process is in plance
Finding a defect in GP-12means that your process control, control plan, and error proofing failed .This is a part that you‘ re customer would have received if GP-12 had not been in place. Treat the defect as a PRR. error proofing is your best choice to solve issues.
2.2 用于每天跟踪GP12执行情况的目视化管理工具 Visual management is used to review the performance of GP12 on a daily basis 2.3 该信息可以随时用于接受客户审查 Information is available for customer review at any time 2.4当发现不合格品时,必须由相应的对策措施表明已执行相关的反应计划 Countermeasures are displayed to demonstrate the actions are taken when a no conformance is found
2. 在GP12区域或客户工厂,无缺陷产品。
No defect is identified in GP12 station or by customer
3. 退出时需同时提供反应过程稳定的统计参数,如SPC图显示过程受控、CPK、PPK 等,而不仅仅是合格零件的数量
Exit criteria should reflect good statistical parameters eg:SPC chart showing process under control,CPK,PPK,etc.and not quantity of good parts.
